To leaders: It’s not about you!

The most important lesson new leaders must learn is that it is no longer about them. A leader’s role is more like that of a teacher whose job it is to help people learn and grow, not catch them doing something wrong. 

Occasionally one does find someone doing something wrong but that says more about the quality of our leadership than about the capabilities of our people. The response must not be to come down hard on them rather to give them more positive attention and affirmation. On the rare occasions where an individual’s behavior is unacceptable, deal with it quickly, efficiently, privately, and with emotional detachment.

A leader’s job is not to show others how smart they are rather to help people learn how smart each of them can be. It is to give them ongoing feedback to help them optimize their talents and abilities, to remove obstacles, and to have their back.

If a leader wants a more effective organization and better performance from his or her staff the solution is to be a better leader.

Ultimately, a leader’s work must be judged  by the success of their people and organization. 

Quadrilateral Pegs in the Round Holes of Public Education; Revisited

Author’s note: In hopes of retaining a presence on social media, while writing my new book, I am selecting a few of the most widely-read blog posts from the past. I hope you enjoy this one.

 

Participating in the dialogue between teachers, principals, superintendents, and other players in our public schools has been enlightening and inspiring on the one hand and frustrating and discouraging on the other. It is wonderful to know there are so many amazing men and women who have dedicated themselves to teach our nation’s children. It is heartbreaking, however, to see how many of these remarkable professionals seem unaware that they are being asked to do one of the most important and most challenging jobs in the world in an environment that has not been significantly altered since I began school 67 years ago. Teachers labor in an education process that has not been adapted to meet the needs of 21st Century children.

It has been a struggle to find an analogy that resonates with teachers, principals, and superintendents so they can see what it looks like to observe them at work, from afar. I know that because I have not been trained as a professional teacher, it is easy for them to discount the merit of my education model as the work of just one more outsider telling teachers how to teach.

My perspective is unique, however, and merits the attention of our nation’s public school policy makers, leaders, and classroom teachers. I am speaking as an advocate for public education and for American public-school teachers and school administrators, not as an adversary. I consider public school teachers to be unsung American heroes and I’m asking you to open your hearts and minds to a new idea. If you see merit in what you read, I am asking you to help spread the word to other educators that there is an idea worthy of consideration.

As a student, I have earned two masters’ degrees, one in psychology and the other in public management. Over a nearly fifty-year career, I have worked with kids for 9 years as a juvenile probation officer and in a volunteer capacity for nearly 20 years. I have lead organizations; taught and have written a book about positive leadership; solved problems; created new and innovative solutions; reinvented production and service delivery processes; have written four book and many articles; have done testing for the military; and, while writing books, have spent ten years working as a substitute teacher in the same public school district from which my own children graduated.  Also, I have been a student of “systems thinking” since reading Peter Senge’s book The Fifth Discipline: The Art and Practice of the Learning Organization, when it was first published in 1990.

The experience of participating in and observing what happens in public school classrooms as a substitute teacher, was an incredible opportunity to walk in the shoes of public school teachers. What I witnessed as an observer of the public schools of my community are dedicated, hard-working professional men and women, giving their hearts and souls to their students in a system and structure that does not meet the needs of a diverse population of students.

If you can imagine what our nation’s system of highways would look like—given the number of automobiles and trucks on the roads, today—if neither President Eisenhower, in 1956, nor any of his successors had envisioned America’s interstate highway system, you will have an idea of how our public school classrooms and the education process at work within those classrooms look to me, observing from afar.

We are asking good people to educate our nation’s incredibly diverse population of students in the education equivalent of Route 66. These kids will become the men and women who must lead our nation through the unprecedented and unimaginable challenges the balance of the 21st Century will present. Think about the diversity of American public-school students. They represent every color of the human rainbow, speak innumerable languages, come from families both fractured and whole, from every corner of the planet, and with a range of backgrounds with respect to relative affluence and academic preparedness that is as cavernous as America is wide.

Public school educators are striving to do their absolute best for students in an environment in which they lack the support of our federal and many of our state governments and are under attack from education reformers with their focus on “school choice.” These education reformers, policy makers, and the politicians who are influenced by them are destroying our public schools and the communities those schools were built to serve.

As I have written on so many occasions, a handful of charter schools serving a few hundred students at a time, even if they were innovative, will never meet the needs of the millions of American children on whom our nation’s future depends. These charter schools are being funded with revenue siphoned from the coffers that were meant to support our public schools and rely on the same obsolete education process used in the public schools they were intended to replace. Many of these charter schools have failed to meet expectations in community after community.

We already have school buildings in communities throughout the U.S., staffed with the best teachers our colleges and universities can produce, and filled with kids from every community in America. This is where the problem exists and where its challenges must be met. We cannot produce the results these children and their communities need, so desperately however, until we examine the current education process through the lenses of a “systems-thinking” approach. Systems thinking allows us to challenge our assumptions about what we do and why. Only when we have taken the time to understand the flaws in the underlying logic of the existing education process will we be able to alter the way we teach our nation’s most precious assets and the way we support our teachers as they go about their essential work.

There have been many innovations in public education in recent decades, but they and other incremental changes have been and will continue to be no more effective within the context of an obsolete education process than repaving the highways of the 1950s would be in meeting the transportation needs of the 21st Century.

I have been working to build an education model that I believe will put both teachers and students in a position to be successful. It is a model that was designed from scratch to be molded around the relationship between teachers and students, enabling all to perform at their optimal level. I am seeking superintendents of a public-school districts willing to test my education model in one of their underperforming elementary schools.

You, our superintendents, know what the data illustrates and you know that what you have been asking your teachers to do has not altered the bottom line with respect to student performance in any meaningful way.  Most importantly, you know the number of elementary schools in your district that are languishing no matter what you do.

Yes, I understand the data produced through standardized competency exams is a totally inappropriate way to assess the performance of our teachers and schools but let us not throw the baby out with the bath water. The results of these standardized tests do tell us one thing of inestimable value.  They tell us that the education process does not work for millions of children no matter how hard our teachers work on behalf of their students .

We often cite poverty, discrimination, and segregation as the reasons why so many of our students fail. The reality is that when we ignore the unique requirements of our students and try to push their quadrilateral pegs through the round holes of public education, we leave the most vulnerable at the mercy of discrimination.

I challenge teachers, principals, and superintendents to ask yourselves whether there is anything you have done differently, over the course of your careers, that has resulted in a significant improvement in the performance of your students, in the aggregate. Yes, you can cite examples of individual students whose lives have been altered, but what about your student body as a whole? Your underperforming elementary schools and their teachers and students are waiting for you to do something different; something that will help them be successful. How about now?

It is time to consider a novel approach in which a new education model is crafted around the important work our teachers and students must do. It is a model designed to support them as they strive to meet the unique needs of an incredibly diverse population of American children.

Our goal must be to arm our nation’s young people with the skills and knowledge they will need to be impervious in the face of prejudice and discrimination and to ensure that they have meaningful choices. We can only accomplish this goal if we transform public education in America.

Differentiation: An Essential Variable in the Education Equation

One of the essential variables that is missing from the education equation in America is differentiation.

When they begin school, we do not treat each five- or six-year-old boy and girl as unique little people with respect to their characteristics, challenges, and potential. Neither do we adapt the academic standards to which we teach nor the individual lesson plans with which teachers must work to serve each child. Instead, the education process often impedes the ability of teachers to attend to children, individually.

Teachers go to great lengths to help their students negotiate the challenging academic pathway along which all of them are directed but there is only so much they can do, particularly if they teach in schools that are attended by disadvantaged children.

In addition to a host of disparities that exist, their personality impacts the ability of children to form nurturing and enduring relationships with their teachers and the likelihood that they will find their place within the community of students in their classrooms. What kind of social skills do they possess? Is there anything about them that stands out and attracts either the positive or negative attention of their classmates? Are they among that population of children who are the most difficult to love but who need it the most? Children who are different in some obvious way need the help of their teacher to negotiate not only the complex academic pathways but also the social minefields that exist in even Kindergarten classrooms.

Having a sense of belonging can change the course of a child’s entire life. Teachers who are overwhelmed by challenging classrooms will find it difficult if not impossible to attend to the needs of these vulnerable boys and girls. And no, it is not enough that teachers bond with a few of their students.

It is one of the great ironies of the human condition that children think learning is fun until they begin their formal education. It is the first few years of school that will determine how many of these young lives will be lost to society. Make no mistake, the unmotivated and disruptive students we meet in middle school and high school lost their way during their first few years of school, if not their first few months. These are the children with whom teachers were unable to form enduring relationships in Kindergarten and first grade. These are the children who were the hardest to love but who needed it the most.

Somehow, we must shake education leaders and policy makers of education in America with enough force that they see the folly of the learning environments they create for their students and teachers. For every child that we lose in their first few months of school there will be consequences, both for the children and society. There is also an incalculable opportunity cost associated with each child who falls off the conveyor belt that is education in America. The boys and girls who will someday end up in prison, on drugs, or who will suffer early, violent deaths might have had the potential to achieve greatness had we created an education model and learning environment crafted to meet their unique requirements.

How many more young lives can we afford to squander and how long are we willing to let this tragedy to continue? How many teachers are we willing let flee the profession because they are unable to give kids what they need?

When children arrive for their very first day of school, they are at one of the most vulnerable points of their lives. They need to feel safe, loved, and important. These are the things that allow the development of a healthy self-esteem. It is insufficient that teachers strive to identify and respond to the unique needs of each of their students—and indeed they do—the education process and the way teachers, students, and classrooms are organized must be crafted to support that essential variable of a child’s education: differentiation. We are not just teaching children to pass annual competency examinations, we are preparing them to be responsible citizens of a participatory democracy.

What we teach and how we teach it must, also, differentiate with respect to the reality that our children do not all learn the same way and are not all preparing for the same futures. Some will be going on to college, some to vocational schools, others to the military or directly into the work force. In some cases, they are preparing for careers and endeavors that do not exist, today, and that we cannot envision. Our job, as education leaders and teachers is to help them acquire an academic foundation that, as their unique talents and abilities are revealed, will allow them to choose their own destinations; to strike out in any direction.

If we are helping them learn the things they will need to develop their unique potential; to discover their special talents and abilities; to formulate and begin to pursue their dreams for the future; to fulfill the responsibilities of citizenship in a participatory democracy; and to be able to control most of the outcomes in their lives, a healthy self-esteem will prove to be more important than what they know. With a solid academic foundation, a healthy self-esteem, and active imaginations they will be able to learn whatever they need to know.

This tragedy need not continue. We can go back to the drawing board and reinvent the education process to produce the outcomes we seek. How To Make People Feel Important is an Essential Skill of Positive Leaders!

Great teachers and great principals share a common characteristic and less effective principals and less successful teachers lack that same characteristic. Great principals and great teachers have learned how to make people feel important, which is one of the essential attributes of positive leaders.

While following teachers on Twitter, one of the things these dedicated men and women often share is the nature of the culture in their school. Do they feel valued and appreciated or do they feel that their principals prowl the hallways looking for reasons to be critical? The culture in any organization is a function of the quality of leadership and the same is true in a classroom. The experience and success of students is every bit as much a function of the culture in the classroom as the experience and success of teachers is a function of the culture in their school.

Anyone who aspires to a position of leadership must learn what I consider to be the essential lesson of positive leadership: “It is not about you!”

The only measure of a leader’s success is the success of their people. Teachers may not think of themselves as leaders but leaders they are. Children are desperate for affection and affirmation and the heart will always be the portal to the mind. Make people and/or your students feel important and ignite the internal motivation to learn and to excel that exists in each of us.

Examine your own experience with your favorite teacher or supervisor. You felt a special relationship with your mentor, a real kinship. You knew you were liked and you did your best work while they were involved in your life. What did they do differently than the other teachers and supervisors who clutter your memory?

These leaders treated you as if you were special. They liked you; they remembered your name; they listened to you; they valued your opinion; they showed appreciation for your efforts; they smiled at you; they treated you with respect; they trusted you; they challenged you; they strove to help you do a better job; they provided you with clear expectations; they gave you continuous and ongoing constructive feedback; they let you make mistakes without fear of retribution or humiliation; they encouraged you to stretch, knowing they were there for you when you needed them. They made sure you received full recognition for your contributions and they celebrated with you. They expected much from you and so much more.

They worked hard to make you feel important. It was a genuine display of affection. And, it was easy because they liked people. Positive leaders genuinely care about and believe in the capabilities of the people with whom they work; whether those people are five, twenty-five, fifty-five, or older.

When subbing a few years ago, I was helping a young lady with an assignment. When we finished, and she understood, she thanked me; not for helping her but for caring. I responded that caring is what teachers do. She said, “Not mine. If they cared they wouldn’t be so quick to give up on me.”

Students will respond to the positive attention and affection of a teacher who communicates that they care with their words, actions, their smiles and even the twinkle in their eyes. They care enough to expect the best of a child; they care enough to give their students the safety of boundaries. The student is sufficiently important that their teacher refuses to give up on them. Teachers will respond to that same positive affection and attention from their principals.

Sacrificing Purpose For Administrative Convenience or Organizational Efficiency

Think about the early history of public education when a one-room schoolhouse, staffed by one teacher, was responsible for teaching a classroom of students from ages 6 to 17, all at different points on the learning continuum, with different abilities and objectives. Some students might have hoped to attend college while others needed to learn enough that they could work and someday take over responsibility for the family farm.

In this environment, the sole teacher had a clear purpose or mission. It was “to help each student learn as much as they could, at their own best pace, according to their own life’s goals.” Can you imagine that there was ever a time when teachers of that period pushed a student on to a new lesson before they were ready; before they understood and were able to apply the knowledge gained from a current lesson?

It was easy for these teachers to avoid being distracted from their purpose. There were no secondary agendas with which they were forced to deal.

Now, think about what happens as a community grows and the number of children of school age multiplies to a point where the community needs a school with a dozen classrooms and enough teachers to staff those classrooms. Do you think the decision makers, in those early years, decided to alter the purpose for which the school existed? Almost certainly they did not. They had every intention of continuing their efforts so that each child would “learn as much as they were able,” given their unique set of abilities, at their own pace, and in pursuit of their personal academic objectives and future goals.

At some point along the evolutionary development and growth of public education, however, administrators found that managing the actual operation of their school(s) was becoming more challenging. This is not a phenomenon unique to education. This happens in every type of organization that exists to produce a product or service. The larger an organization grows and the more people it involves, the more complex it will be and, therefore, the more challenging to manage and lead.

The precise way it happened does not matter, now, because it could have happened in any number of ways. What we must understand is that somewhere, at some time, an administrator decided it would be easier to organize and manage a school operation and easier for teachers to teach their students in their classrooms, if we organized students according to age. It would only seem natural, along the way, for teachers and/or administrators to also see a benefit if teachers were to teach children of that same age, every school year, because each age presents different challenges.

The next step in the evolution of this logic may have been to identify each age group and their teachers by “grade level.” These changes may or may not have happened quickly, but it would be only a matter of time before it would occur, to someone, that if each grade level is made up of children of the same age, maybe they should all be learning the same material.

It is likely that there was never a conscious decision to sacrifice the fundamental purpose or mission of schools that “all children learn as much as they are able.” No doubt, just the opposite was true, and educators and policy makers made the logical leap that the more effectively and efficiently they were able to run their school operation, the better things would be for their students and teachers.

I can almost hear the echoes of teachers expressing concern that if we move his or her class along a path outlined by academic standards, from lesson to lesson based on the way textbooks are organized, that some kids may have trouble keeping up. Teachers are, no matter what some critics would say, genuinely concerned about the welfare of their students and have a sincere desire that each of them is successful.

It is, also, easy to hear the echoes of school principals and other administrators, urging teachers not to worry. “There will be opportunities to spend extra time with those students who are struggling, to make certain that they do not fall behind.” The reader can also be assured that that such assertions were not disingenuous. After all, it was perceived that the number of such students would be small and well within an individual teacher’s ability to accommodate.

Such events in which one’s purpose is sacrificed for administrative efficiency or organizational convenience happen with such subtlety that most of the actors are unaware that anything has changed at all. It is only later, when the demographics of the population served by a school have changed and the number of children who struggle to keep up grows to a point that they can no longer be ignored and, that a teacher’s ability to respond, effectively, is compromised. Amid these evolving developments, I’m sure most teachers can recall occasions when the response from administrators, to their queries, was to “work a little harder.” Easy for them to say, particularly if they are the sort of administrators who have forgotten what it is like to be a teacher in a classroom.

Unfortunately, even the best leaders, those who are willing to work with teachers to help them find a way to provide the extra attention that some of their students require, are unaware that, gradually, the education process with its structure, standards, and arbitrary schedules, has re-prioritized the entire purpose of the institution of public education.

This is not the fault of leaders, individually, and this type of bureaucratization of organizations is common across all venues. The larger organizations grow the more bureaucratic they become, the more likely it is that an organization’s primary purpose will be marginalized by secondary agendas. The fault lies with the institutions of higher education that do not provide students who will become leaders of organizations, irrespective of venue, with the skills they will need to lead people and to understand the ubiquitous principles of organizational dynamics; principles by which all human organizations are governed. Colleges of education in our nation’s universities are not the only programs that fail to prepare their students for future leadership responsibility. In any organization, it is leadership that determines the quality of outcomes.

Throughout our nation, the fundamental purpose of our public schools, “that all children learn as much as they are able,” has been sacrificed for administrative efficiency, organizational convenience, and the arbitrary schedules on which our public schools rely. This is also true in private, parochial, and charter schools. Why else would the dedicated men and women who teach our children be willing to accept a reality in which they must tell children, through their actions if not their words:

• “I’m so sorry to give you a failing grade!”

• “I know you are not ready to move on to the next lesson, but I have no more time to give you.”

The subtler but equally disturbing messages that educators are sending are:

• “I know that because you do not understand this lesson, future lessons will be more difficult for you!”

• “Yes, I know these failing grades will follow you throughout the rest of your time in school and I understand that they will color the expectations that your future teachers will set for you.”

• “Yes, I know there is a limit to how much failure you can handle before you give up and stop trying.”

Taking the time to make sure students understand and to help them develop the skills they will need for the rest of their lives, may be the job school policies state that teachers are expected to do; but, in the environment in which teachers work, it is not the job the education process is tasked, structured, and resourced to support.

Simply stated, there is a disconnect between what we tell teachers they are expected to do and what the education process we have created for them allows them to do.

Ignite!

In a recent exchange of Tweets, I saw that Stella Pollard (@Stella_Pollard) had started a blog she is calling Voyage of Inquiry at www.voyageofinquiry.blogspot.com/ in which she announced that she has chosen the word “Ignite” as her #OneWord for 2018.

I’m not that familiar with the One Word Challenge but I love the word “Ignite” because it denotes action that will spark an explosion of new ideas and a new level of commitment; to revitalize something—in this case—public education in America. We must ignite a movement to stop the failure of disadvantaged kids a disproportionate percentage of whom are black or other minorities

For those of you who do not know, I am a former organizational management and leadership consultant who opted to close out my consulting practice to pursue my life-long dream of writing books. It wasn’t long before I realized that I still needed to keep some revenue flowing. A family member suggested that I try substitute teaching.

Over the next ten years (2002 to 2011) during which I wrote four books, I subbed part time for my local public school district. This proved to be a marvelous opportunity to walk in the shoes of public school teachers. The public school district in my community serves an urban community that is diverse by almost every conceivable measure. Once I overcame the shock of being immersed in the challenges with which public school teachers and their students must deal, I began to look at what was happening around me much like I would examine a production or service-delivery process for one of my consulting clients. My clients were primarily small, privately owned businesses or not-for-profit organizations who were struggling to produce the outcomes that were acceptable to their customers.

Once I decided to step back and strive to understand what was happening around me as an integral system, it was immediately apparent that something was not right. This led to an in-depth assessment of public education as a process, just like any production or service-delivery process, and ultimately to the release of the last of my four books, Reinventing Education, Hope, and the American Dream: The Challenge For Twenty-First Century America (2013).

Although the overwhelming majority of the public school teachers for whom I subbed were dedicated professionals working to give their students a high quality education, it was apparent that this was not only a difficult thing to do but also that the way teachers, students, and classrooms were organized and the way they have traditionally gone about the work of teaching children made it seem an almost impossible job, no matter how hard teachers worked. Even in the highest performing classrooms, in this diverse school district, it appeared to me that the education process was more of an impediment to the important work of teachers and students than an enabling and empowering force.

It would have been easy to conclude, as education reformers with their focus on “choice,” that the poor performance in so many of the classrooms in which I subbed was the result of bad teachers and bad schools. It seemed clear to me that education reformers who are so critical of our publics school teachers and schools have not spent time in our classrooms nor have they made an effort to understand why so many schools and students are struggling.

There are many things that influence the academic performance of students in our public schools. These factors of influence include poor academic preparation; low motivation to learn; a lack of parental support; the consequences of poverty; and, once in a great while, a teacher who seemed to be in the midst of a burnout. I can assure the reader that although some teachers surely are at risk of burning out, they are at risk because they do care. It is the difficulty of what we ask them to do, and how, that is driving so many good men and women out of teaching.

One of the other contributing factors is the quality of leadership being provided by principals and superintendents. Before reacting to this statement please understand that the overwhelming majority of our principals and superintendents are every bit as dedicated to serving the best interests of our nation’s children as are their teachers. It is my assertion that issues with respect to quality of leadership have to do with the fact that our school administrators are trained to be, well, administrators and that very little of their formal education is devoted to teaching them how to be powerful positive leaders. Graduate schools of education that do not offer leadership courses are remiss.

Some people have a natural and intuitive understanding of the principles of positive leadership and many of the teachers who are fortunate to work with such people are nodding their heads as they read these words. Most of the other administrators, good men and women all, are neither natural-born leaders nor have they been taught. Leadership, particularly positive leadership, is a set of skills that most of us must learn. All organizations, including schools, reflect the quality of leadership being provided. Effective positive leaders view their role as a champion and supporter of their people and judge their own performance by how effectively they are able to help their people be successful. Most other administrators preside over their organizations, rather than lead them, and spend most of their time enforcing rules and looking for things to criticize rather than striving to help people be successful.

The biggest failure of leadership in education and in any other venue—and this is not the fault of individuals—is that one of the most important roles of leadership is to make sure their people have a structure and process that is designed to serve the needs of both their people and their customers. Like other educators, many principals and superintendents are so immersed in the traditional view of education that they fail to recognize that the education process at work in schools, both public and private, has grown obsolete. An obsolete process does not allow teachers and their students to perform at their optimal level. The process constrains—it has become an archaic mechanism that regiments—rather than a process that liberates teachers to adapt to the unique requirements of every single student. Students who arrive for their first day of school with a level of disparity that is cavernous, re: academic preparedness and motivation to learn, is one of the biggest challenges teachers face.

I challenge all educators to rally around our colleague Stella Pollards #oneword and “ignite” a conflagration—a wildfire that will challenge all of our assumptions about public education in America and transform, from within, that which reformers are attempting to destroy.

I offer my education model as a starting point and challenge educators to read it not in search of reasons why it will not work but as a tool to expand, exponentially, our paradigms so that we can view the American education process as an integral system https://melhawkinsandassociates.com/education-model-white-paper/ . The Essence of Organizational Leadership in Business, Government, and Education

The essence of organizational leadership is acceptance of responsibility for producing better outcomes for the organization, its customers, and its people. The most effective way to accomplish this is to recognize that the purpose of a leader is to help his or her people be successful in meeting or exceeding the expectations of customers. This is also true in education and applies to principals in private, parochial and public schools and to university presidents as well as business and governmental leaders.

The job of a leader is not to give orders, keep people in line, enforce rules or regulations, or disciple and terminate. These may sometimes be necessary but they are secondary to the leader’s purpose which is to help employees be successful whether professional, managerial, sales, white collar or blue.

The most common mistake leaders make is acting under the belief that they are the center of all wisdom; that all solutions flow through them. These men and women cherish their power as if it is a precious commodity over which they must stand guard.

Powerful positive leaders recognize that the most effective use of power is through empowerment of one’s people, and not just the people within the organization but also throughout the supply chain. These leaders view their people as assets rather than liabilities.

While it is true that the leader is often the most knowledgeable and experienced person in the organization, it is vital that they share rather than hoard their wisdom. Powerful positive leaders view each challenge as a teaching opportunity. These powerful men and women pull their people into the creative process of innovation, problem-solving, and decision-making. This results not only in better outcomes but also in the growth and development of the organization’s people.

Sharing leadership in this manner has a compounding effect in that the growth of an organization’s people increases the power of the entire organization, including that of the leader. It works like any other investment to increase the value of the asset; in this case, the organization’s people. This type of positive leadership also increases loyalty and commitment.

The leader retains ultimate responsibility for the success of the enterprise and may, periodically, find it necessary to intercede. Even this creates an invaluable learning opportunity, however, and it is imperative that the leader helps his or her people understand.

The best leaders understand that they need not always be right and that the best outcomes are always bigger than any one person. Neither is it necessary for the leader to be the smartest person in the organization. Positive leaders need to be an effective teacher. Some people are fearful that their status as leader may be threatened as others gain knowledge and wisdom but this is an irrational fear. Ironically, teachers almost always learn as much or more than their pupils.

Pope Francis – A Remarkable Man, Visit, and Message

By eschewing many of the trappings of his office and reaching out to all people, Pope Francis has positioned himself to speak with unprecedented moral authority. If one were to boil down the essence of Pope Francis’ ministry it is a message of hope, of respect for the sanctity of life, of the dignity of human beings, and a call to action to leaders everywhere to accept responsibility for finding solutions to the problems of mankind.

His charge to leadership, whatever their venue, is to build bridges that bring people together in search of shared interests. He challenges leaders to set aside personal agendas and to develop a process whereby people can work together toward the common good.

This message is of particular importance to the leadership of democratic governments because democracy demands cooperation among those with opposing points of view. Pope Francis’ support of the negotiations with Cuba and the controversial Iran agreement regarding the use of nuclear power are examples of this process. The Iran agreement is far from perfect but it is the outcome of a commitment of the parties to find common ground and to begin the process of replacing suspicion and mistrust with cooperation and goodwill.

Maybe this is why Pope Francis was chosen at this particular point in history; a time when so much is at stake for humanity. We live in a world that is in desperate need of solutions that benefit all people and not just a select and privileged few. It is almost as if the Pope senses that democratic governments are teetering on the precipice of collapse. This is most certainly true in the U.S.

We have become a people divided at almost every turn, filled with bitterness and resentment for people who are different than us whether rich or poor; white or black; Muslim, Jew, or Christian; citizens or immigrants, legal or illegal; conservative and liberal. The inability of our elected representatives to put the interests of the whole before the interests of the few places our democracy at risk.

When some leaders seem compelled to impose their points of view on others, the very premise of democracy is threatened. The more difficult it becomes to find common ground the more imperative it is that we do find it.

The U.S. population is more diverse than it has ever been in almost every conceivable way and never again will it be less diverse than it is today. As a result, certain segments of our population are at odds with other segments and the differences threaten our society at its core.

Whether issues of race, poverty, government spending, immigration, healthcare, public education, aging, social welfare, or the environment the issues that divide us are cavernous in their extreme. The irony is that each of these problem sets have solutions that will not only serve the interests of all parties but can also transform American society to a new level of prosperity and world leadership. They are solutions, however, that can only be found beyond the boundaries of conventional wisdom.

Not one of us has the right to put our own selfish interests ahead of the interests of others whether we are elected representatives of a legislative body, a president or governor, or even a county clerk in Kentucky. Neither do we have the right to play God and sit in judgment of others. Perhaps sharing this message is one of the things Pope Francis has been chosen to do.

We all have a responsibility to give the best of ourselves to our brethren and to our communities. We have a duty to accept responsibility to do what is right and just, knowing that if any judgment is passed it is we who will be held accountable.

Things Positive Leaders Can Do, Part 6 – When you are the boss!

Accept that your people are your most important resource. However Imperfect they may seem and however many problems they may have caused they have more than enough potential to help your department succeed.

They are your people. You either select them or accepted them because they were thought to have the ability to do the job. Now they are your people and you are responsible for developing their potential. Remember that unless they are incompetent and/or unwilling, it is less expensive to remediate the problems they cause than to replace them. Place your faith and trust in them; elevate your expectations. If you are forced to conclude that your people do not have the potential your department requires, it is your responsibility to do something about it.

Let your people know what your company’s objectives are and let them know when it succeeds or fails and how you and they have contributed to that success or failure. Do not withhold data about your company’s performance. Remember that knowledge is power. Most employees have an intuitive understanding of what it takes to be profitable and, with a little help from you to teach them how to understand the numbers, you will likely be surprised at the manner of their response.

One of the best ways to do this is to give them specific information relating to the expectations of your customers.
Let you people know what your department’s job is and how it contributes to the success of the business. Also let them know how your department interacts with other departments and how these departments mutually support one another. Make certain you people understand how their jobs fit in the program and how they contribute to the success of the department and to the business as a whole. Identify the internal supply chains that exist for each department. Make sure they understand who exists to serve whom. Who are their internal customers and what are the expectations of these customers.

Whenever possible, help your people set specific goals and objectives. This does not mean setting those expectations for them. Expectations should be as high as possible as long as they are achievable and the more your employees participated in setting those expectations the more powerful they will be. Then, measure performance and publish the results. Find something to count. Celebrate all victories.

Let your people know that your job, as their supervisor, is to help them succeed and, then, do your job.
Become a strong advocate. Fight for your people and stand up for them. See that they get the credit they deserve.
Take advantage of every opportunity to give positive feedback and recognition. Feedback is not something that should occur on a schedule or on special occasions. Positive feedback should comprise a significant part of what we do, each and every day.

Establish an atmosphere that concerns itself with solving problems not fixing the blame. Allow for mistakes and for failure. Give recognition for a good try. The only people who never make mistakes are those that never accept a challenge and never extend themselves. Recall the adage that says that “unless you fall down once in a while, you are not really skiing.” Remember that mistakes are nothing more than wonderful learning opportunities.

Make a commitment to listen. Seek out the ideas and suggestions of your people and act on them. Establish a pattern of incentives that will encourage more ideas and suggestions. Let people know the outcome of their ideas and suggestions.
Manage on the move, out amongst your employees. Never underestimate the power of your physical presence and the number of opportunities your presence creates. Avoid the ivory tower image.

Operate with an open-door policy. Contrary to popular belief, an open-door policy does not weaken the chain of command. The rule of thumb is that “you can and should listen to anyone, anytime, but avoid taking action until you have heard all sides, gathered the facts, and involve all of the appropriate participants.” Schedule time when you will be available—otherwise your time will be devoured by circumstances beyond your control and the open-door policy will be a myth. Your people know how busy you are and that there are many demands for your time. When you guarantee time for them it will help them appreciate how precious your time is and how important they are that your are willing to share it with them. Remember that the best open-door policy is one in which the boss is going out among the people as well as allowing the people to come to the boss.

You will not be able to solve all of their problems but you will establish a positive atmosphere that will be a fertile ground for productivity and excellence.

Handle problems, don’t create them. Take action to resolve problem situations and to respond to problem behavior by people, face-to-face, eyeball-to-eyeball. Rather than criticize or punish people, deal with the natural consequences of behavior. Leave personalities out of it as much as possible. Solve problems at the lowest possible level.

Avoid the temptation to legislate solutions to problems. This gets the supervisor off the hook, temporarily, of having to deal with a problem. But it punishes the whole unit or department and it does not address the underlying problem. After all, behaviors are nothing more than symptoms of underlying issues. More often than not, it is the employee’s lack of commitment to the mission that is driving undesirable behavior. Do not make the majority suffer for the misdeeds of the few. In these situations, the innocent taste the bitterness of injustice and nothing destroys trust in leadership more than perceived injustice. Use the “few rules theory of leadership.”

Rules are the studs, joists, and rafters of bureaucracies. When the behavior of an individual compromises the mission or purpose of an organization, positive leaders go to the source. Positive leaders begin with the assumption that the individual wants to do a good job but has, somehow, been diverted from their purpose. Positive leaders view these events as opportunities to teach and also opportunities to build trust. They begin by reminding themselves of their purpose as a positive leader, which is to help individual men and women be successful.

“Hold on a minute!” you might say. “That is not the outcome we are seeking.”

A leader’s focus on outcomes, whether desirable or not, shifts the focus away from the individual. Imagine how differently you feel when someone accuses you of doing something wrong, compared to a simple response of surprise that the outcome of the effort was not what we wanted or expected. It changes the entire dynamics of the conversation. Positive leaders have the highest possible expectations of their people and they avoid searching for evil intent.
Inevitably, even in the career of the most positive leader, there will be men and women with the intent to work in the disinterest of their organization. Exemplary leaders are always shocked to discover people of bad character because they expect the best of everyone. When an individual to whom every consideration has been given proves him or herself to be untrustworthy, positive respond with the gavel of certain justice. These leaders respond unhesitatingly and unequivocally. At the moment when the positive leader becomes convinced that an individual can no longer be trusted, the leader’s efforts shift, immediately, from the focus on remediation to one of acting in the best interests of the organization. Rarely are the interests of an organization served by hesitation or vacillation. Positive leaders waste no time and immediately get the individual out of the organization.

Learn as many names as possible and smile at the people you encounter. Acknowledge your people as valuable human beings. Treat them with dignity and respect. People do not normally respond to embarrassment or humiliation. “KAP!” Kick Ass Privately when it is necessary to kick ass at all. Make people feel important. Have a training session for your entire management team to teach them how to make people feel important.

Your integrity and your character are your most important assets. You do not have to be right all the time nor do you need to win all of the battles.

Vent your frustrations and express your doubts only to your peers or to your boss. Even the penultimate leader feels doubt and frustration—after all they are human beings. It is okay to be human. What distinguishes positive leaders from their less effective counterparts is the recognition of their responsibility to put the interests of their organization and its people ahead of their personal interests. They vent their frustrations appropriately. Require the same of your staff. Encourage them to vent their frustrations to you. Once a policy is made by management, do not burden your staff with your disagreement or disenchantment with that policy. Carry out the policy with the same positive enthusiasm you would display if it were your pet project or idea. If you are a strong advocate, as well you should be, you will have given testimony of your opinion in the policy formation process. In dealing with your staff, encourage them to express their honest opinion about every topic until such time as the decision is made. Once the decision is made, expect them to support it enthusiastically.

Let your people know that you trust them to do their job, to produce results, to meet deadlines, to achieve objectives. Then, let them do their jobs. Don’t look over their shoulder until they have missed their deadlines. Give them honest feedback about their results. Remember that trust is one of the most important characteristics of a successful organization. Work hard to earn their trust in you.

You are the leader—so lead! Be Proactive! Be decisive! Accept responsibility! Keep an eye on the future!

Build Teamwork! Talk to your people about the role you want them to play and about its importance to the organization. See that they get recognition for their contribution and that they get to share in victories as a full member of the team. Intermix individual performance goals with team goals. If the individual’s performance holds the team back, involve the team in the resolution.

Insist on the facts! Know your department inside and out! Know what it produces and how much it costs to produce it. Don’t be afraid of the facts. They can be a powerful tool to get things done and the more you and your people know about your operation the better your outcomes.

Teach your people to accept responsibility for their jobs! When they come to you with problems or questions, use it as an opportunity to teach them how to think for themselves. Good leaders resist the temptation, when the employee is stuck on a problem, to take over and solve it. The goal is not to solve the problem and show how smart you are; the goal is to help them employee learn how to solve the problem and teach them how smart he or she can be. Ask them what they think. They may be extremely reluctant to share their ideas with you for fear of looking stupid, but ninety percent of the time they will have an idea that may lead to a solution.

Give a man a fish and you feed him for the day. Teach him how to fish and your feed him for a lifetime.
Teach your people how to be strong and independent rather than weak and dependent! Many supervisors think it necessary to keep their staff dependent on them when, in fact, this only weakens the organization. Effective supervisors are constantly working to help their staff become independent within the scope of their jobs.

Expect your people to be the best and expect your department to be the best. Make certain that your expectations are communicated to everyone. There is substantial evidence to support that most people will strive to live up to or down to the expectations of their leaders. There are very few people in the world who want to be a loser. People will follow a leader with a winning attitude. Leaders who believe their people are winners and who expect them to win, consistently produce winning teams.

When confronted with problems, take action to solve them. When you have no authority to act, prepare a plan of action and present it to someone who does have the authority. Give them enough information and sufficient options that they need only answer yes or no! There is never an excuse for inaction unless the problem is found not to be a real problem.

Deal with people in terms of their and your intelligent self-interest. Make decisions and take risks! Be patient and tolerant, set standards for others that represent their capabilities, not yours. Keep communication channels clear and rise above emotional barriers. Above all, accept responsibility for everything that happens in your department or organization. But, remember that responsibility and blame are not synonymous. In fact, forget about blame. Blame is a negative activity that contributes nothing to progress.

Set productivity goals that can be met by the majority of people in the workforce. Better yet, let your people establish their own productivity goals. The object is to set them high enough to generate pride in achievement but low enough that the majority begin to feel like winners. Publish those objectives for the world to see and post the results just as prominently. Let the results speak for themselves. With each victory, raise the level of expectations.
Begin the process of dismantling the bureaucracy. Try to find one rule per month that can be abolished. The more freedom you give to your people the more responsibility you have a right to expect. The more responsibility people have the greater their sense of ownership. Establish the ritual of inviting your people to nominate one rule per month for the scrap pile. You will also find this is an effective way to reduce your costs as each rule places and enforcement burden on the enterprise.

The list can go on and on. Build on this list! Use it as a springboard. We’ve tried to leave room with each of these strategies for your to flesh them out with greater specificity. Personalize them; tailor them to your individual tastes and preferences but, whatever, do something. Act!

Remember that anything human beings can imagine, human beings can do. Positive leaders believe in the possibilities and they believe in their people. Positive leaders communicate mission, vision, and values relentlessly.
Positive leaders strive to become totally dispensable to their organizations. They do this by empowering their people and in the process they become invaluable.

The world needs you and you can do it! You can make a difference!

Things Positive Leaders Can Do, Part 4 – Be Active in Your Community

How much time and energy one devotes to one’s community will vary greatly according to the time of one’s life. What is important is that each of us acknowledges a responsibility to our community, to society, and to the world as a whole.

Remember to think about things in the context of our most basic values:

1. That every human being on the face of the Earth is a child of Creation and deserves our respect and concern,
2. That the Universe is the Creator’s gift to us, and
3. That every job well done, great or small, adds an element of beauty to the world.

We have an unyielding obligation to cherish life and the Universe. Everything we do must be judged in this context:
“Does it or does it not affirm life.”

We must:

• Respect all life and each and every human being,
• Reject racism,
• Conserve and protect the Earth’s resources:
• Participate in our government at the local, state, and federal level by:
• Help our neighbors
• Take care of our property
• Support the less fortunate with our energy, compassion, time and money
• Support our economy by doing our job to the best of our ability
• Give something back to our community

None of us can afford to live in isolation or to abdicate responsibility for the world and its challenges. Whether we accept it or not, the problems of the world will have an impact on our lives and on the lives of our loved ones. None of the world’s problems can be effectively resolved without the help of each of us. None of us are insignificant and each effort on the part of every individual makes a difference.

Remember the thoughts of Jane Goodall,

“The most important thing people can do for the future of the world is to realize that what they do matters.”

Every child that grows up hungry, angry, ignorant, illiterate, and estranged from the mainstream of our society threatens the safety and quality of life of the entire community. These children are our responsibility and the sooner we acknowledge that responsibility the better our chances of making a positive impact. If every gainfully employed man or woman would reach back to help one disadvantaged child, there would not be enough disadvantaged children to go around.

Most of us look out at the immense problems in the world and feel overwhelmed and powerless. This is a normal human feeling but it is just that—a feeling. We are not powerless and we need not feel overwhelmed. We have the power to make a difference if only we will do whatever is in our power to do; if only we will take the lead as a positive leader.
Give of yourself fully and practice the principles of positive leadership.

Former President George H. W. Bush’s 1988 campaign strategy of promoting “a thousand points of light” was an important acknowledgement that our government cannot solve all of our problems. In fact, just the opposite is true. More often than not our government tends to create more problems than it solves. When government attempts to solve our problems for us it tends to create dependencies rather than foster both independence and interdependence. The best solutions to our problems rest in the hands of individual men and women, acting in concert with their friends and neighbors, and acting on principle.

You can make a difference. More importantly, you must make a difference. The whole world is counting on you. Be a positive leader!
