Lesson #3 for Positive Leaders: Make People Feel Important!

Let me start with a clarification. This list of important lessons for positive leaders are numbered for logical progression, not importance. These lessons are equally essential to the success of positive leaders; they are interdependent.

Lesson #3 – “Make people feel important,” is crucial to the development of the positive relationships that make successful organizations and classrooms special places to be. The ability to make people feel special is essential for cultivating a powerful motivation for success whether at learning or striving for achievement in any venture.

Doing it is as simple as it sounds. Truly like them and if they are among those individuals who are difficult to like, work a little harder. For teachers, you must learn to look beyond the behavior and recognize the challenges they present to you are consequences of circumstances over which they had little or no control.  You are each student’s opportunity for a “do over,” where they write off the past and begin anew. Shower them with affirmation and affection through your words and actions.

Help them learn that success is a process. Help them begin at the point on the academic, social, and emotional preparedness continuum where you found them when they arrived at their door. Measure their progress against their own, unique pathway and never against the performance of others. Learn how to convey genuine concern for their welfare even when giving them constructive feedback.

From the moment when they come to believe you genuinely care about them and are committed to helping them be successful, they will begin to accept responsibility for their own success. This, also, is a process of growth so do not be alarmed or disappointed with lapses. Again, shower them with affection, affirmation and help them celebrate their success enthusiastically. You will also have boys and girls, men and women, who will go the extra mile for you.   Treat them as special people because, indeed, they are.

Also, work to create an atmosphere of mutual support and affection in your organizations or classrooms; one in which everyone cheers for everyone else. Remember that in life, in organizations and in classrooms, relationships are everything. Pay special attention to the affirmation of one student/team member by another. This is behavior that positive leaders strive to foster and reinforce.

It seems counter-intuitive but “make people feel important” serves our own self-interest because we are all better off if every individual is emotionally healthy and productive.

This is also the irony of positive leadership in that the best thing a positive leader can do to ensure their own success is to help their people achieve success. Mastering that process requires that they understand that mistakes are not something to be feared, they are learning opportunities.

But mistakes and disappointing outcomes are not just learning opportunities they are opportunities to bond. Teach them to laugh at their mistakes by laughing at your own. Help them learn that disappointing outcomes that result from extending themselves are not mistakes at all. They are experiments and the lessons learned from them are, themselves, successes to be celebrated.

Remember, “if you are not falling down once in a while, you are not really skiing.”

“Make people feel important” is imperative for teachers. Positive teachers must learn to look at every child as a seed pod, of sorts, within which lies some future accomplishment that will add an element of beauty to the world. Your job is to nurture that seed and help it germinate and blossom. Who knows what great things your students may achieve, someday.

We said, in Lesson #1 that it is not about you. The truth is that your success is a function of the success of the people you serve and lead and the students you teach. It is sort of a cosmic “what goes around comes around” scenario.

In 1982, Zig Ziglar, in his book See You At the Top1, may have said it best when he wrote:

“You can get everything you want and need out life if you help enough other people get what they want and need.”[1]

It truly is a prescription for positive leadership, not to mention a wonderful life.

Teachers Are Many Things All of which Are Essential!

When we greet a five- or six-year old boy or girl on their first day of school this is a point of embarkation on a twelve- to thirteen-year journey to adulthood. The mission of teachers is to help prepare these young people to be citizens of a participatory democracy. Teachers are essential to the fulfillment of that purpose and can be replaced by neither technology nor less qualified, lower paid staff.

The job of teachers is to help our students build a portfolio of knowledge and skills so they will have choices for what they want to do with their lives to find joy and meaning. We want our young people to be able to provide for and create wealth for themselves and their families and we want them to add value to society. More than anything we do, relationships will be key to our students’ success and development, in every way.

When children arrive at our door on their first day of school they may be at the single most vulnerable period of their lives. These unique little human beings are a precious creatures—truly our society’s most important asset and it will be on their backs that the future of society will be borne.

We must greet every child who arrives at our school as an individual with the potential to accomplish important things. Their welfare should be at the top of every single one of our nation’s priority lists. Possibly, one of our students may grow up to be President of the United States, become a brain surgeon, a research scientist who will find the cure to cancer, a lawyer, architect, teacher, professor, nurse, entrepreneur, public safety officer, elected official, sales professional , manager, supervisor or the best electrician, cosmetologist, auto mechanic, custodian, plumber, certified nursing assistant, or small business owner in their community. It is not for us to decide what they will grow up to be.

Our job as educators is to help them discover who they can be and then teach, coach, mentor, guide, cheer for them, sometimes push, and always support them along their unique developmental path. We must help them identify their talents, abilities, and interests so that they can begin to create their own dreams and become the best versions of themselves. During this time, we must avoid passing judgment on their choices. We must embrace the idea that every job, done well, adds an element of beauty to the world. We must refrain from making arbitrary decisions such as that all students must prepare for a four-year degree.

Public school teachers must convince their students, through our daily words, actions, the expressions on our faces, and the tone of our voices that we consider helping them develop their potential to be our mission in life. We must make them feel loved, and respected, and we must smile at them at every opportunity. Remind yourself how you feel when greeted by a warm smile from someone you know. Think of it as relentless affirmation.

We want our students to become good citizens who understand their responsibilities as members of a participatory democracy. We want them to understand the cogent issues of their time and to make thoughtful decisions. We want them to be able to think for themselves and not be swayed by charlatans, whatever their doctrine.

It is our objective that our students will become imaginative and creative adults able think exponentially, outside the boundaries of conventional wisdom (outside the box). They must understand that the world is changing at an ever-faster pace and that we all must adapt. We must help them understand that the solutions to the challenges facing society, at any given point in history, will not be found by dredging up strategies and tactics of the past, other than the lessons we have learned from them. Today’s problems are often the consequences of policies past, policies that have grown obsolete and are no longer in sync in a dynamic world. The young men and women our students will grow up to become, must be prepared to find new and innovative solutions as the 21st Century unfolds.

Our children must learn that the only way to protect their own rights is to protect the rights of others whether freedom of speech; religion; or protection from the abuses of the powerful, whether from the public or private sectors. They must understand how vital it is that they exercise their right to vote.

We want these young people to understand history in hopes that they might learn from our mistakes and successes as a society, much like we all must learn from our experiences, including classroom assignments and quizzes. We want to remind them of the adage that “if we are not falling down once in a while, we are not really skiing.” We must teach them that success is a process of doing just that, of learning from both our successful and disappointing outcomes. We all must learn how to master that process of success and a vital part of that process is not being threatened by the success of others. We must celebrate our own successes and those of the people around us. It is success that gives us the confidence to face new and bigger challenges. When our students become discouraged, as all will do, we must be there to encourage them not to give up. They must learn that the process of success is fused with persistence and determination.

When teachers get discouraged, as all will do at some point along the way, they must be able to depend on their leaders—their principals and administrators—to encourage them not to give up. Teachers must also be able to depend on one another for more than just negotiating for better deal, as important as that may be. They must be able to work together as a profession to drive change when they are confronted, daily, with a process that does not work for all their students.

We want our kids to understand the social sciences so that they might grasp at least a wisp of understanding of human nature; whether with respect to individuals or within the context of families, organizations, communities. and societies.

We want them to understand the natural sciences and that the forces of the natural world that are greater than us; that we must view such natural phenomena as climate and other environmental changes as components of an interdependent, evolving universe rather than view the natural world from within the context of narrow and shallow minds. We want them to be able to understand that a single winter storm does not refute the evidence of global warming and that a clean environment is not bad for business. Our children must learn to be stewards of all things in nature. They will need all of their creativity to find solutions for the 10 billion people with whom they will share the planet; billions for whom the policies of the past will be insufficient.

Our students must learn to appreciate and be able to express themselves through the arts, which have proven to be the signature of civilization. Arts also help us develop our imaginations and creativity and thus expand our views of the world. We want our students to learn that the ability to recognize the need for and embrace paradigm shifts is as essential to the development of the individual human mind as it is to the evolution of human society.

It is equally vital that our children have healthy lifestyles for both their minds and bodies. Helping children develop their mental and emotional health is one of the most important outcomes of an effective education process and the work of its teachers. A healthy sense of self is a function of the quality of our relationships with other people. Teachers and their personal relationship with each child are an essential variable in the growth and development of young minds, bodies, and egos.

How often have we heard that “it takes a community to raise a child?” Parenting may be the most challenging of callings, especially in times such as these. We believe the best outcomes for our nation’s children will flow from the partnership between parents and teachers. It serves no one’s interests, however, to pass judgment on parents who may be struggling to raise children and provide for their families. Even when parents are derelict in their duties, no one benefits from the neglect or victimization of innocent children?

For those of you who believe that these things about which we have spoken are, indeed, what teachers must be doing for their students, it should be obvious that the education process in place today does not render these things possible.

Our education process is an archaic structure that is designed to process children as if they are widgets being fed through a machine like commodities. It is also a process that sets both teachers and students up for failure. Because the education process has not worked for so many children for so long it leaves the American people to do what human beings have so often done; look for simple answers to complex problems and for someone to blame.

Teachers must acknowledge, both individually and collectively, that no one else can see what they see, every single day. They are the only people who can possibly understand why the system has grown dysfunctional and what we can do to fix it. What teachers cannot do, however, is view the entire education process from inside their classrooms and nor can principals view it from within their buildings any more than any of us can view our entire planet from our own back yards.

What public school educators need is a little help from an outsider like me who unknowingly found himself walking in their shoes, observing what they see. The difference is that, as I walked in their footsteps, I saw their world through lenses colored by different training and experience. I observed a dysfunctional process that is public education through the mind of one trained to apply the principles of systems thinking, organizational development, and positive leadership to replacing systems that do not an cannot work with systems that will.

What I cannot do, however, is rally teachers around a positive solution to the challenges of public education, I can only give them a positive solution around which to rally. I can only urge them to consider that the powerful advocacy of their collective will around a positive new idea will be infinitely more effective than all the complaints, protests, rally’s, and collective bargaining strategies laid end-to-end. I would ask all of you to consider that the best way to regain the respect and support of the taxpaying public is to give them a solution that works for their children. I’m not suggesting that teachers not strike, when necessary, rather that they consider that such actions are only responses to symptoms, not etiologies.

I challenge teachers to consider The Hawkins Model, an education model designed and structured to do everything teachers need to do for their students. I challenge them to abandon our decades-long tradition of teachers pushing an entire classroom of children down an arbitrary path and replace it with an education model that helps children progress along a path tailored to meet their unique needs. I also challenge their principals and administrators to join them in the implementation of an adaptive education process guided by a student’s interests, aptitudes, motivation, and achievements resulting from a progression of successes.

Please do, as some of your colleagues have done, and take the time to examine my education model not in search of reasons why it will not work rather while striving to understand what it would be like to go to work everyday in a place where you truly can make a difference in the lives of each of your students.

Response to [at] stampingout re: Competency Based Education (CBE)

Thank you for taking the time to comment and I appreciate the referral to Jean Robbins’ paper in The Federalist. It has taught me a lesson in semantics because what she is writing about when she refers to competency-based education (CBE) and what I am talking about are two entirely different things. I hope you will take the time to understand the difference because I believe we share the same passion for doing what is best for our nation’s children.

In the interim, I will come up with a new label for the “success-based approach to education” that I envision in the education model I have developed and which is what I have referred to as competency-based education (CBE). I hope you will take the time to review my education model. I believe it will speak to your heart.

The essence of my model is that the teacher and student relationship is an essential variable in the education equation. One of the many flaws in the current education process is that children, beginning at the tender ages of five and six, are not given enough time to form, let alone sustain, a nurturing relationship with a teacher who is going to care about them, deeply, while helping them learn. The acquisition of the knowledge, understanding, and skills they will need to have meaningful choices in life is a daunting process with which they will need patient support.

One of the other essential variables is that kids need time to learn. What we must strive to do is help them experience success in learning because it always leaves us yearning for more. Success is a process, not a destination or even an “A” in a teacher’s grade book. An “A” is nothing more than the equivalent of a “digital badge” to which Robbins refers in her paper. What students must acquire are building blocks of the knowledge, understanding, and skills they will need to build an academic foundation from which they can create a life for themselves.

So much of the focus in the current education process is on failure. We need to distinguish between mistakes and failure. Mistakes are nothing more than disappointing outcomes that can be improved if we are given enough time to learn from them. When a child does poorly on a chapter test, for example, it does not become a failure until we deprive them of the time they need to go back and learn from their mistakes. This is a fatal flaw where the current education process breaks down in the face of the relentless pressure to keep a class on schedule. Teachers do their best to help struggling students keep pace, but the larger the number the more problematic that becomes.

We know learning from mistakes takes longer for some children than it does for others. Yet, when teachers must move kids along to a next lesson, ready or not, it is likely they will never experience the “aha” moment that most of us have had when a lesson clicks in our minds and we understand. Such moments are “successes” that prepare the student for future lessons in a subject area. It is only a matter of time before students who never experience success give up on learning and stop trying.

Not all kids are not headed to the same destinations and they did not start at the same point of embarkation. Students will go to college or to some type of vocational school; others will go directly into the workforce or to the military according to their own interest, demonstrated capabilities, and achievement. Unfortunately, a great many children, particularly the disadvantaged and minorities, fall out along the way and they leave school in possession of few, if any, choices about what to do with their lives.

Yes, many school districts boast a ninety percent graduation rate, but the rates reflect the creativity in finding alternate criteria for graduation qualification on the part of administrators rather than the capabilities of the students. Sadly, few educators, witness the challenges these young men and women face when confronted with real life; when they are bereft of meaningful choices. Graduation rates are not an effective measure of success.

What employers see when these young people enter the job market and what military recruiters see when their candidates fail the ASVAB, echoes what the results of state academic competency exams and NAEP assessments are telling us. Far too many students are not learning the subject matter presented to them well enough that they can utilize it in real life situations. Because we are so quick to point the finger of blame for the results of such testing rather than take the time to understand what they are telling us, we wrongly hold schools and teachers responsible for the performance of their students. Such tests
DO NOT measure the effectiveness of schools and teachers, but THEY DO MEASURE THE SUCCESS OF THE EDUCATION PROCESS with which teachers and schools are expected to work. Yes, this sounds counter-intuitive, but if a process produces bad outcomes no matter how hard people work or how qualified they are, the process is the problem. People can only do what the process allows them to do.

The reality is that the education process does not work for millions of students and this is the real crisis in American education. I wish educators could see how poorly prepared their students are when they are unable to pass a basic assessment of their math and reading skills needed to qualify for a job or pass the ASVAB for enlistment in the Armed Forces. Thirty to thirty-five percent of recent high school graduates and high school seniors are unable to get the minimum score for enlistment eligibility, often after taking the ASVAB up to four times. The percentage of blacks and other minority candidates passing is lower, still. I cannot begin to describe the anguish on the faces of these young men and women when they walk out of a testing room with a piece of paper that says this door is closed to them.

“Something Incredible is Waiting to be Known!”

Recently, Chuck Canady (@chuckcanady) tweeted a quote from Carl Sagan, who said, “Somewhere, something incredible is waiting to be known.”

I believe something incredible is waiting to be known and it will happen within the next 10 to 13 years. The incredible event we will witness, will be that every single student who walks across a stage to collect their high school diploma, will have received: a quality education; will have a portfolio of skills that will enable them to have choices about how to find joy and meaning in their lives and to provide for their families; will have sufficient knowledge and understanding to participate in their own governance as citizens of a democratic society; and, will have gained a sufficient understanding of the important issues facing our planet and its people to make informed choices. They will also be able to add value to our society rather than be dependent on it.

If we began this fall, implementing an education model focused on success, relationships, giving kids time to learn, and eliminating even the idea of failure, in thirteen years every one of that first group of five and six-year-olds would be ready to graduate. I believe these young people will alter the job market by injecting millions of people, who formerly were destined to be poor, into the market to become taxpayers and strengthen the economic health of society. This will create revenues that will help society address the issues of replacing our nation’s crumbling infrastructure, end our dependence on fossil fuels, and address the consequences of climate change. We can only hope that this new group of young Americans will help us narrow the differences between us so that we can work together.

If we start, this fall with all K-5 kids, we will immediately begin to see magic happen in the classroom as relationships blossom and little brains begin to work. The older students in this group will present a challenge, but we will begin to see a real difference when they graduate in the next 7 to 12 years. From that point on, every single child will have never known anything other than a school environment in which they can be as successful as any of their classmates. And, no, we are not saying everyone will learn as much and advance as far because all of us have different potentials. What it will mean is that more people will fulfill their potential which almost always results in the discovery that they have far more potential than they ever imagined.

These young Americans will be the most diverse group of American citizens in the history of our nation and will begin to erode the deeply-entrenched racism that has plagued our nation for generations? We see it all the time. The attitudes of people who have never known a person from another race, religion, or nationality will gradually begin to change when they find themselves working side-by-side with them. The more diverse our neighborhoods, the more children of diverse backgrounds will play together in their neighborhoods and sit next to one another in a classroom.

I believe these new generations who will spill out of our systems of private and public schools, year after year, will have grown more tolerant of the differences between human beings. They will have learned that, like the color of our hair and eyes, the color of our skin is nothing more than a different shade of beauty. They will have seen more mixed-racial and multi-cultural relationships and families, more multi-racial children, more alternate lifestyles. This will help us move closer to a reality in which everyone can be accepted for who they are.

Because citizens will be growing more tolerant of the differences in people they will be learning that what we see on the surface of the people in our lives, like the color of our skin, is not the measure of a man or woman. Our hope is that they will become less afraid of people who look, talk, and worship differently than themselves. Because they will feel less threatened, they will be less prone to resort to violence to settle disputes between people, nations, and religions.

We cannot legislate an end to the prejudices in the hearts of mankind, but we can begin to transform a society to one in which minorities are no longer defenseless against discrimination and in which it is more difficult for others to justify those prejudices. It will be more difficult to justify their prejudices because they know these people. We will no longer be separate and apart.

They will be the generation, who because of their education and employability, will witness the shrinking and eventual elimination of poverty and illiteracy in this country.

They will have sufficient knowledge, understanding and wisdom to see that the policies of the past—whether conservative or liberal, democrat or republican—are not able to provide solutions to the new and yet unimagined challenges of the future. They will know that, as we progress into the mid to late decades of this 21st Century, that we will be challenged to seek new solutions that work for every man, woman, or child in every conceivable corner of the planet Earth.

All these incredible things will have happened because we will have replaced an obsolete education process with a new model for teaching children. It will be a model that focuses on building and sustaining positive relationships between teachers and students, teachers and parents, and between students and their peers.

It will be model that recognizes the extraordinary diversity of people and thus will be prepared to deal with what will, initially, be great disparity with respect to academic preparedness, motivation to learn, and parental support. It will be a model that gives every student that special relationship with a teacher that many of us recall with such fondness when we think back on our favorite teacher. Unlike the rest of us, this new generation will have enjoyed the security and benefit of such relationships for more than a single school year.

Through this recognition, the model will enable us to treat every student as a unique individual with a different starting point on the academic preparedness continuum, with a different pace of learning, with unique skills and talents, and with different dreams to fulfill. Each child will be on a tailored academic path that will give them more time to learn if they need it and more freedom to burst ahead to ever higher levels of academic exploration when they feel inspired; even if it means teachers must rush to keep up. No child will be judged against the performance of his or her classmates.

It will be an education model that recognizes that the power of the peer group, in this world of almost unlimited access to social media, will be stronger than ever. The structure of the model will create small communities of children who will remain together for a sufficient length of time that they will bond with one another and look out for one another. We will be working to create an environment in which, if they must disappoint someone, our children will choose to disappoint their peers rather than their teachers and parents with whom they feel closer than ever. They will be developing the strength of character to be the best version of themselves, regardless of what others think.

Because the relationships between students, teachers and parents will be stronger and long-lasting, we will be able to focus on the whole child; helping them develop their unique talents and interests, learn the self-discipline that is necessary to enjoy success; and develop a healthy self-esteem strong enough to endure the challenges of an increasingly more complex world where the rate of change will out pace anything adults of present day have experienced.

Finally, our children will learn that success is a process where learning from mistakes and building on one success after another, and will eliminate even the idea of failure. Our children will be internalizing the idea that success is a process in which there are only different velocities of learning. Gaining this understanding also helps human beings develop an abundance mentality and learn that win-win solutions and outcomes are by far the best solutions and outcomes.

Children will be learning that losing a competition in which they have given their best effort is only a loss within the context of such competitions and does nothing to diminish their self-esteem, their worth as a child of creation, or the meaning in their lives. None of us will win every time no matter how talented or brilliant we may be. We will be learning, instead, that because we strive to do our best we are winners in life, no matter the outcomes in small episodes of life. We will view those disappointing outcomes as wonderful opportunities to learn and grow.

This vision is every bit as achievable as exploration of space or phenomenal advances in science and technology. All it requires is a willingness on the part of educators and policy makers to open their hearts and minds to a new way of thinking about how we teach our children, and to challenge their assumptions about how we organize, structure and support teachers and students within our schools and classrooms. If a process does not allow an optimal level of learning, growth and development, then it is time for change.

The elegance of the model is that it is just a point of embarkation; that it empowers teachers and administrators to be continually reinventing the education process to meet the ever-changing needs of their students, communities and society. Who knows where the future may take us but if we remain focused on putting teachers in a position to teach and students in a position to learn it will be a great adventure of discovery.

Educators are as justified in their opposition as Indiana’s new pathway to graduation is essential!

I understand the point of view of teachers and other educators who have spoken out against Indiana’s proposed pathway to graduation. They are as justified in their opposition as the new pathway is necessary for the State of Indiana.

“How can this be?” you ask. “How can such divergent points of view have validity?

From the perspective of employers, our colleges and universities, and even our Armed Forces, a new and more rigorous graduation requirements are essential. The lack of academic preparedness of an unacceptable number of high school graduates is, well, unacceptable.

I saw it as a juvenile probation officer during the first nine years of my career; as an employer, beginning nearly 40 years ago, I saw it as a substitute teacher for ten years, and I see it now as a test administrator for the Department of Defense, responsible for administering the ASVAB (Armed Services Vocational Aptitude Battery) for young men and women seeking to enlist in the military. I have also spoken to professors, who teach freshmen and sophomores in our colleges and universities, who are frustrated at the lack of academic preparedness and motivation of students.

In previous posts I have written about the ASVAB and how many high school graduates and seniors are unable to achieve a score of 31, which is the minimum score for enlistment eligibility. I have written how the performance of black and other minorities, on the ASVAB, mirrors what we see on state competency exams, and on data from NAEP (National Assessment of Education Progress). It is interesting that achieving a score of 31 on the ASVAB is being proposed as one of the additional requirements for graduation under the new pathway but did you know that although a 31 is the minimum score for enlistment eligibility, that enlistment incentives are offered only to candidates who score 50 or higher. A score of 31 might make a prospective enlistee eligible but it does not make them desirable candidates.

The bottom line is that far too many of the young people graduating, today, are poorly prepared or motivated to be successful on the job, in the military, or in a university classroom. Certainly there are many students who graduate with excellent records of achievement but they are far from a majority. There are comparable percentages of students at the bottom of the academic performance continuum who are virtually illiterate and innumerate. Most disconcerting is that the large group of graduates in the middle of the continuum are not qualified to do the jobs that society requires of them if we are to compete in a global marketplace.

The impressive sounding graduation rates about which so many public school districts boast are essentially meaningless. An official looking piece of parchment is meaningless if the bearer cannot compete in the mainstream society. Being unable to compete means that these young men and women have very few choices available to them as adults and often end up being dependent upon government support rather than being contributors.

As disturbing as is the data, it pales in comparison to the disturbing nature of the denial on the part of public school educators. American public school teachers and administrators seem oblivious to the level of dissatisfaction that exists in the communities they serve and in the nation at large. They seem disconnected from the dissatisfaction of their customers and seem not to understand that education reforms are motivated by this dissatisfaction and not by the greed of corporate executives.

This is tragic because education reformers evidence no understanding of the challenges of teaching children and their reform initiatives do more harm than good. We cannot solve the problems in public education until public school teachers and administrators accept responsibility for the problem; and please note, I said responsibility, not blame.

I consider myself to be an ardent advocate for public schools and teachers. I view all public school teachers as unsung American heroes especially the ones who teach in diverse or segregated public school districts. They are being asked to do the impossible. They are being asked to provide a high quality education to our nation’s most vulnerable children within the context of an education process that was already obsolete 65 years ago when I arrived for my first day of Kindergarten.

I am saddened that so many of the educators whom I respect and admire will stop reading about now because they do not wish to hear what I have to say. They are seemingly unwilling and/or unable to pull their heads out of the sand and acknowledge that what they are being asked to do does not work. I understand the trepidation of high school teachers in Indiana when they feel overwhelmed by what these new graduation requirements will demand of them when they are already overwhelmed by the enormity of what we ask them to do under the current requirements.

As necessary as more rigorous graduation requirements might be to the welfare of society, it is outrageous to expect public school educators to meet these expectations unless we are prepared to fix an obsolete education process that allows kids to arrive for their first day of the ninth grade as unprepared for the demands of high school as our twelfth graders are unprepared for the demands of the work force, of university classrooms, and military entrance requirements.

American society is as disconnected from what transpires in our nation’s most challenged public schools as our public school teachers and administrators are out-of-touch with the level of dissatisfaction of their customers.

Yes, I know that there are many of our nation’s finest school districts that will insist that they are doing an exemplary job with their students and that those young men and women leave high school well-prepared for life after high school. They too are wrong. They are wrong not because they are doing anything wrong and not because their students are incapable, rather because the education process, itself, impedes the ability of even our best students to strive for, let alone reach, their full potential.

The problems in public education are so huge and so pervasive that it is easy for us to feel overwhelmed in the face of its challenges. This is true only because educators are so immersed in the education process that they cannot view it as an integral whole.

The way we have structured our schools and classrooms and the way we have designed our instructional methodologies and the way we have organized our curricula, and the way we have allocated our resources are nothing more than components of a logical process. Like any other process, whether production, assembly, service delivery, or software application the education process at work in our schools, both public and private, can be reinvented, re-engineered, re-designed, re-tasked to do anything we want it to do, even things we have not yet imagined to be possible. It is time for us to step back and rethink what it is we do and why.

Is there anything more important for the future of our society in the uncertain times that are unfolding before us, than the way we prepare the children on whom that future depends?

It is time to take a few step back and examine the education process in place in our schools from a systems-thinking perspective. It is time to challenge each and every assumption we have made about what we do and why. It is time to redefine our purpose and then reinvent the education process to give our teachers the direction, structure, time and resources they require to give each and every one of our students the patient time and attention they need to learn every single lesson.

It is not enough to teach lessons, however, and we must do so much more. We must teach our children how to get along with one another; we must teach them how to question why we do what we do as a people; we must teach them how to think creatively and how to utilize their imaginations to find new and innovative solutions to the challenges we face in this ever-more complicated world; we must teach them to understand history not so that we can yearn to return to a simpler time because there will never be a simpler time. We must teach them history so that they can learn from our mistakes just like we want to help them learn from their own mistakes.

We must teach them how to be successful and I am not talking about being rich and famous. We must teach them that success is a process of learning from our mistakes, building on what we know, striving for ever-higher expectations, and learning the most important truths in life. The first of those truths is that there is no such thing as failure; there are only disappointing outcomes from which we can learn and grow. The second of those truths is that people are more important than things and that the value of everything in life is measured in terms of its utility to people. The third truth is that what got us where we are today will not take us to where we want and need to be tomorrow. Our success in meeting the challenges of tomorrow will come from the wisdom we have gained from the mistakes we have made and learning that there are no final answers. Every question answered raises a whole new set of questions, Our questions are the energy that powers our imagination and ingenuity.

Every problem facing American society today is rooted in the manner and success with which we educate our children. That makes public education the most important issue on the American agenda and the civil rights issue of our time.

I challenge teachers to believe that both you and your students deserve better. I challenge you to have the courage to accept responsibility for the problems in our schools and in the education process with which you are expected to work. I challenge you to shout out at the top of your voices when what you are being asked to do does not work and to draw upon your collective power to demand support for changing the reality of public education in America.

Raising expectations is a good thing only when we give ourselves the tools necessary to meet them. Our educators do not have the tools they need to meet current requirements, let alone the new ones, however much needed they may be. We must give them these tools.

Focus on Success in Education – Part 4 of “Inequality and Education”

This is my fourth video in my series on Inequality and Education and this one discusses the importance of a focus on success in education. Kids must learn more than just academic lessons. They must learn that success is a process; a process that is a skill that must be learned to sustain ongoing success in whatever they do.

In our last segment we talked about the importance of partnerships between parents and teachers. Today, we shift our focus to success, one of the key variables in the education equation.

In my book, The Difference is You: Power Through Positive Leadership, focus on success is one of the core principles of positive leadership. A crucial lesson for leaders in any venue is how to create and sustain a motivated workforce. The answer is: make people feel important and, no, it is not enough to just like them and treat them nicely. People know they are important when their leaders demonstrate, through both words and actions that they are dedicated to the success of their people.

This is true for leaders in business organizations, for public school principals, and for teachers in a classroom.

Winning is a form of success but success is more than just winning. Successful people win often but they also lose, sometimes and get disappointing outcomes. What distinguishes these powerful men and women from others is that they’ve learned, both, to accept responsibility for their outcomes and that success is a process. They’ve learned not to be discouraged by their mistakes and disappointing outcomes and they understand that they are opportunities to learn and grow. This confidence eliminates the fear of failure and, in turn, enables them to strive for ever-higher levels of achievement. It fosters and sustains a motivation to learn.

We all want to be successful at what we do but it doesn’t just happen. Learning how to master the process of success is a skill just like learning how to read, write, add, and subtract. In the classroom, it involves giving kids however much time they need to grasp the underlying logic or principles of a lesson and to learn from their mistakes.

When the child succeeds, that success is celebrated and the student is ready to move to a new lesson. When that process is replicated, over and over, the child is not only learning specific academic lessons, they are learning how to be successful; they are learning the process of success.

The challenge for teachers is that kids, by definition, lack maturity and are prone to be discouraged by failure. They are quick to give up on themselves in the face of difficulty and often choose the easiest path which is to stop trying. Letting students fail has devastating consequences for young lives, not to mention society.

The best time to prevent failure of these kids is during their first few years of school. If we wait until middle school or high school, the damage is already done the odds of turning these kids around diminishes, significantly.

One cannot learn how to be successful without having experienced success, particularly hard-won success. If you are a teacher, examine your classroom and ask yourself:

How many of your students experience success, routinely?

How many experience repeated failure?

We are teaching kids how to fail every time a teacher records a low or failing score in their gradebook and then moves the class on to a new lesson before some kids are ready.

This is not what teachers want to do rather it is what the education process demands of teachers. This education process sets kids up for failure.

Examine it not in search of reasons why it won’t work rather seeking reasons why it can.

Implementation Outline for Educational Model in Which There Is Only Success and No Failure

Discarding the Past

We commence this implementation process by rejecting our current educational process in which some level of failure is tolerated. We reject failure, absolutely.

It understood that most public school teachers and schools believe they work hard to make sure that every child learns and that no child gets left behind. The reality, however, is that each year children are moved from grade to grade who are behind their classmates. Each and every year thereafter they fall a little further behind until they lose all hope that they can ever catch up.

That this occurs is not the fault of teachers rather it is a flaw in a structure that does not provide each teacher with the time and resources they need to teach and does not provide each and every child with the time and support they need to learn. We cannot alter those unfortunate outcomes until we alter the internal logic of the educational process and also the structure that exists to support that process.

What we offer is a new reality that can benefit every child in America and that can transform public education.

Step 1 – Clarifying Mission and Purpose

The purpose of an education is to prepare children to be responsible and productive citizens who have a wide menu of choices for what they want to do with their lives in order to find joy and meaning. As citizens of a democracy, we want them to participate in their own governance, and be able to make informed choices with respect to the important issues of the day.

Note: An education must teach children more than facts and knowledge, it must teach them that success is a process. Success and winning are not accomplishments rather they are a life-long process of getting the most out of one’s life.

Step 2 – Objectives and Expectations

Our objective as educators is to help children learn as much as they are able, as fast as they are able, beginning at that point on the learning preparedness continuum where we find them when they arrive at our door. Our schools must be a “No Failure Zone!”

It is our expectation that:

• Every child will be given whatever time and attention they need to learn each and every lesson;

• We teach children that success is a process that must be learned and that all of our students can be successful;

• That success will be measured against a child’s own past performance and not the performance of other children;

• That we will strive for subject mastery and that the threshold for mastery is a score of 85 percent or better on mastery assessments;

• That students will learn well enough that they can apply what they have learned in real life situations

• That there are no arbitrary schedules or time limits and that all students are on their own unique schedule.

Note: Education is not a race to see who can learn the most, the fastest and there is no such thing as an acceptable level of failure. Our task is to create a model of an educational process that rejects failure and where the only thing that matters is that children learn.

Step 3 – What do children need In order to truly learn?

Children Need:

• To start at the exact point on the academic preparedness continuum where we find them when they arrive at our door;

• A close personal relationship with one or more teachers;

• Our patient time and attention;

• A stable and safe environment for the long term;

• To learn that mistakes are wonderful learning opportunities that come only when we extend ourselves beyond our zones of comfort;

• To learn how to be successful and they need to know that success and winning are nothing more than a process of striving toward one’s goal and making adjustments along the way on the basis of what they learn from their mistakes.

• To experience success and winning and to celebrate every success and every win:

• An academic plan tailored to their unique requirements.

• The involvement and support of their parents or guardians.


Step 4 – Where do we begin?

We begin by selecting the lowest performing elementary schools in any of our targeted districts and use them as a test case.

Note: Our primary agenda is to focus on children who are starting kindergarten and all of the action items are presented with that assumption. If a school district’s commitment to this model is sufficiently high, however, there is no reason why we could not, similarly, organize students in the higher elementary grades in the same manner. Doing so creates additional challenges because the farther along children have been pushed, the further behind they will be. If we commence with these older children, it still requires that we know where they are in terms of their academic development in each subject area, and then that we tailor a plan to begin the process of starting over with that unique student. Teachers will have less time to help these kids play catch up but, clearly, these students will need all the help they can get before they move on to the middle school phase.

Step 5 – Organization and structure

We will eliminate references to grades k through 12 as well as any other arbitrary schedules in the educational process and replace those grades with three phases of a child’s primary and secondary education:

• Elementary/or Primary Phase (formerly grades K through 5)

• Middle School Phase (formerly grades 6 through 8)

• Secondary Phase (formerly grades 9 through 12)

Note: We chose Kindergarten rather than first grade for our starting point because the sooner we intervene in the lives of our students, the better. Part of the problem in disadvantaged communities is that children live in an environment in which intellectual and emotional enrichment opportunities are few in number. The longer a child is left in such an environment the further behind they will be.

Step 6- Teaching teams

We will rely on teams of 3 teachers with a teacher to student ratio no greater than 1:15

Note: Teams have proven beneficial in business and industry for a long time and they have a clear record of high levels of productivity and excellence. Even in strong union environments in manufacturing venues, teams often prove more effective in dealing with subpar performance or commitment than management. In large work groups, marginal performers and those with low levels of commitment are able to hide in the crowd. Within a team setting, there is no place to hide and each person his held accountable by the team.

Teaching teams have the added advantage that if one teacher is having difficulty with any individual student, another member of the team can step in. Teams will also make it easier to develop a rapport with parents.

Teams also provide much more stability. If one team member is off due to illness or other reasons, the team is still able to maintain its equilibrium, even given the insertion of a substitute.

If a school has teacher aide slots for this age group, we will recommend that the funds allocated for such positions be redirected to paying for additional teachers. Striving to optimize teacher resources is a top priority and if we are utilizing the proper tools, aides will not serve our purpose.

Step 7 – Duration and stability

Students will remain together as a group and will be assigned to the same teaching team throughout their full elementary/primary academic phase.

Note: Close personal relations with teachers and other students, in a safe environment, can best be accomplished by keeping them together over a period of years. Why would we want to break up relationships between teachers and students because the calendar changes. Sometimes it takes teachers most of the year to bond with some of their most challenging students only to have it brought to a halt at the end of a school year.

This type of long-term relationships also enhances the likelihood that parents can be pulled into the educational process as partners with their children’s teachers.

Step 8 – Reaching out to Parents

Reaching out to parents must be a high priority.

Note: We know that students do better when they are supported by their parents and when parents and teachers are working together as a partners behind a united front. We also know that when we form close relationships with parents we also get to know their families. This creates a real opportunity to intervene if there are younger children in the home to help insure that they enjoy improved enrichment opportunities.

Step 9 – Assessment and tailored academic plan

Select an appropriate assessment tool and utilize it to determine the level of academic preparedness of each child when they arrive at our door for their first day of school. We will then utilize what we learn from that assessment to create a tailored academic plan for each and every student based on where they are and pursuant to the academic standards established in that state.

Step 10 – The learning process

From their unique starting point, we will begin moving our students along their tailored academic plan, one lesson module per subject at a time. The learning process will be:

• Lesson presentation

• Practice

• Review

• Mastery Quiz (MQ)

• Verification Master Quiz (VMQ)

Note: Teachers can spend as much time as necessary on any of the steps in the process and can even go back to re-present a lesson using other methods and resources. Each review gives teachers the opportunity to help children learn from the mistakes they made on practice assignments and on unsuccessful quizzes. When the student’s success on practice assignments suggests they are ready, they can move on to the MQ. If the student scores 85 percent or better, their success can be celebrated and they are ready to move on to the next lesson. If not, the teacher can recycle back through all or part of the learning process until the student is able to demonstrate mastery.

Step 11 – State-of-the-Art tools of success

Provide each student and teacher with a personal tablet with which to work.

Utilize technology to help teachers teach, and kids learn with the Khan Academy’s program as but one example. The tool must also help the teacher manage the process as they will have students working at multiple levels. Students are all on a unique path even though they may often be parallel paths. Software must be able to:

Keep attendance records,
Manage various subject areas,
Help teachers and students through lesson presentations,
Generate practice assignments and grade them if they are quantitative,
Permit teacher to enter qualitative results generated by them,
Identify areas that need review and more practice,
Signal readiness for MQ,
Grade and record results of quiz and direct student on to next lesson module or back for more work on current module,
Celebrate success much like a video game,
Signal the teachers at every step of the way,
Recommend when it is time for VMQ, and
Document Mastery achievements as verified by VMQ as part of the student’s permanent record.

Note: The purpose of the software is to empower teachers so their time can be devoted to meaningful interaction with each and every student as they proceed on their tailored academic journey. Meaningful interaction will include coaching, mentoring, consoling, encouraging, nurturing, playing, and celebration. That interaction may also include time spent with students’ parents.

Whenever it is deemed advantageous, we believe there is also great value in group learning sessions, projects and interaction.

Step 12 – No Failure and No waiting

No student is to be pushed to the next lesson until they have mastered the current lesson as success on one lesson dramatically improves the readiness for success on subsequent lessons. Similarly, no student who has demonstrated that they are ready to move on will be asked to wait for classmates to catch up. Every student moves forward at the best speed of which they are capable.

The beauty of this approach is that students can progress at their own speed, even if that means charging ahead with teachers rushing to keep up. It also means that no student will feel pressured to move faster than they are able nor will they experience the humiliation of failure.

Step 13 – Verify and document mastery

The Verification Master Quiz (VMQ) will occur a few lessons later as the purpose is to assure that the child has retained what they have learned and are able to utilize it on future lessons. Ultimately, if the child cannot utilize what they have learned in real-life situations they have not learned it and, therefore, our job on that lesson is not completed. Once verified, mastery is documented as part of the student’s permanent record.

Step 14 – High Stakes Testing

High stakes testing using state competency exams will not disappear until they have been proven to be obsolete. Teachers and students should spend no time worrying about them or preparing for them. If students are truly learning, their ability to utilize what they have learned will be reflected in competency exam results. Such exams are, after all, nothing more than a real-life opportunity to apply what one has learned.

Note: Ask yourself “Who would we predict to perform better on a competency exam given in the second semester of what we currently refer to as the 5th grade?

The child who has fallen further and further behind with each passing semester and simply has not learned a significant portion of the subject matter on which they will be tested?

Or,

The child who may or may not be on schedule as determined by state academic standards but has actually mastered the material they have covered and who are demonstrating an accelerating pace of learning?

I think we all know the answer.

Step 15 – the Arts and Exercise

We also consider the arts and physical exercise to be essential components of a quality education. Student must still be given the opportunities to go to art, music, and gym classes where they will:

• Develop relationships with other teachers;

• Exercise their young bodies; and,

• Learn to appreciate and to express themselves through art.

Step 16 – Stability and adaptability

We will not concern ourselves with arrival of new students or the departure of students during the process or with teachers who may need to be replaced for whatever reason. These things will happen and we will deal with them when necessary. These inevitable events must not be allowed to divert us from our purpose. We must keep in mind that there are no perfect systems but the best and most successful systems are the ones that allow us to adapt to the peculiar and the unexpected.

Step 17 – Relentless, non-negotiable commitment

Finally, we must stress that winning organizations are driven by operating systems in which every single event or activity serves the mission. When we tinker with bits and pieces of an operation out of context with the system and its purpose, we end up with a system that looks very much like the educational process we have today. It will be a system that simply cannot deliver the outcomes that we want because there are components that work at cross purposes with the mission.

Note: We are creating an environment in which the fact that some children need additional time to master the material is considered to be inconsequential in the long run and in the big picture, much like it is inconsequential if it takes a child longer to learn how to ride a bicycle than his or her playmates. Once they learn to ride they all derive equal benefit and joy from bicycling.

Step 18 – Special Needs

Anywhere along the way, from initial assessment and beyond, if a child is determined to have special needs they will be offered additional resources, much as happens in our schools, today.

Summary and Conclusions:

All children can learn if given the opportunity and if they feel safe and secure. The fact that we have clung for so long to an ineffectual educational process that sets kids up for failure and humiliation is unfathomable. If we refuse to seize an opportunity to alter this tragic reality it is inexcusable.

Once a school district becomes satisfied that this new model produces the outcomes we want, the model can be implemented in each and every school in the district.

A Call To Action!

As a result of decisions we have made as a society, since the end of World War II, a society of second class citizens has emerged. These Americans are not full participants in American enterprise. It would be accurate to say that they withdraw far more value than they contribute. Many of these men and women have effectively
disenfranchised themselves and why should we be surprised by this. These are Americans who receive a lousy education from a system of public education that is unable to meet their needs; have little or no access to healthcare to attend to their own medical needs as well as the needs of their families; and, if they are employed at all, they have low paying jobs with no eligibility for benefits and no opportunities for advancement.

This population is like a cancer growing in our body, sapping away our strength and vitality. There is a tipping point at which our nation will begin an irrevocable and unalterable decline.

That there is an equally large and growing population of retirees who are checking out of the game at an age from which they are likely to live another quarter of a century, adds greatly to this burden. It does not matter that these retiring men and women have worked hard for their entire lives to earn their Social Security, Medicare and pensions. These facts do not change the economic dynamics that make this population a burden to the Americans in the middle who must work harder to pay the bills. Fortunately, many of these men and women have invested well and their money is working for us even if they are not. The majority of these Americans, however, are dependent on Social Security and Medicare for their survival.

While both of these populations, on opposite ends of the age/productivity continuum create special challenges it is the first group of Americans about which we must be most immediately concerned.

We can neither continue to support this dependent population nor can we continue to enable their dependency and entitlement mentality. Neither can we ignore them; pretend they will disappear; deport them; or, otherwise rid ourselves of them.

The only answer, therefore, is to bring them back into the game as full functioning and productive members of our team, of American Society. Yes, I understand that this will not be an easy challenge to meet or goal to accomplish. The truth, however, is that if we do not find a way to shrink this population and pull them back into the game as contributing members, they will destroy us. The bottom line, then, is that we have no choice but to find a way to win them over to our side.

We can do this by:
1. Reinventing and re-selling the American Dream, and
2. Giving these Americans men and women realistic hopes that the dream can be real for them or, at least for their children.

We accomplish the first by using our unsurpassed talent for marketing and selling products and services. Only this time, we will be selling an idea in which people can believe and to which they can subscribe.
To achieve the second objective, we must re-invent our systems of education in such a way that we not only offer pertinent subject matter but also teach children how to succeed. We are not talking, here, about incremental reforms rather we are talking about a transformation. We must also transform our healthcare system to one that provides high quality, comprehensive healthcare and prescription drugs to all Americans at a price that we can not only afford but that will save trillions of dollars over the next decade.

Impossible, you say?

Accomplishing these things is not only possible it is imminently doable if only we use our imaginations to think exponentially and open our minds to the reality that anything we can imagine, we can do.

Given the extent to which China, Europe, Japan, India, and other developing nations are challenging our supremacy in the international marketplace, we have not a nanosecond to spare. This is clearly the categorical imperative of our time. We cannot continue to trudge down the dry and dusty paths of political dogma, conventional wisdom, or business as usual. We must demand that our elected representatives cease their paralyzing bickering and begin working together in what is a conflict of historical proportions in which the very survival of our nation and way of life is at risk. Never has our very survival as a nation been at greater risk.

You are urged to take this threat seriously and to make a commitment to change the direction our nation is taking. This blog, THE LEADerThinking Exponentially: Leadership, Education, and the American Dream, is here to serve as a catalyst to get people like you involved and to overcome the inertia that keeps people from doing what they know is right. This blog can support you but it is your leadership that will make a difference.

We will also offer articles on healthcare and education both of which, because of the minimal access to the former and the low quality of the latter, contribute significantly to the disenfranchisement of those whom we describe as virtual second-class citizens. Improving the quality of education and the quality, access, and cost of healthcare provide the best point of attack in bringing back this population of men and women who have lost their faith in the American Dream. We cannot invite them back on the basis of empty promises. We must give them real and demonstrable changes.
