Understanding Education as a Process and Our Schools as Organizations: and a Shout Out to Ted Dintersmith

There are many new and exciting things happening in some schools: innovative education methodologies, ever more sophisticated technologies, and curricula that are being challenged and re-examined.

Recently, our friend @tracyscottkelly shared a teacher’s ( @HJL_Greenberg ) enthusiastic Tweet about Ted Dintersmith’s book, What School Could Be. Kelly acknowledged, as have many of us, that @dintersmith has provided a wonderful compilation of innovative education programs in real American schools.  It is a great read and if you haven’t done so, put it at the top of your reading list.

Let us not lose sight of Dintersmith’s title, What School Could Be, however.The book is not about “what all schools are.”

Dintersmith’s book offers  examples of public schools and school districts that are producing exciting results for their students. These schools and their programs provide shining examples that give hope to teachers and other educators who are feeling overwhelmed by their own challenges and those of their students.  

Let us, also, not forget that Ted Dintersmith traveled through all fifty states to find these innovative education programs, approaches, and methodologies.It is vital that we acknowledge theses schools are the exceptions and do not represent the reality that is public education in many of the other schools in those same fifty states.

Think about how we arrived at present day with respect to public education.At some point in the distant past, schools may have been established to enable teachers to meet the unique needs of children, but over the decades, schools have devolved into one-size-fits-all service delivery providers.  Schools in the U.S. are organized for operational efficiency, based on financial constraints. That the unique needs of our nation’s children have never been as complex as they are now, creates a recipe for failure for millions of kids.

No matter how hard they work or how deep their commitment, teachers cannot alter the aggregate reality that is public education in America and they must not be blamed.

Each of the noteworthy programs from around the nation exists because of the extraordinary efforts of educators willing to step outside the boundaries of education tradition; often against the forces of doubt.  Sadly, these schools are not the norm and millions of American children do not enjoy the benefits of such programs nor are they likely to benefit, any time soon.  We can only hope that as more educators and school administrators are inspired by the examples of “what could be,” they will step out of their comfort zones and take a paradigm leap.

In my education model, my 2013 book, Reinventing Education, Hope, and the American Dream, and my upcoming book with a working title, Reinventing Education One Success at a Time: The Hawkins Model, I have examined our schools from the perspective of an organizational leadership consultant asking the question, “are schools structured to produce the outcomes we so desperately need?” Most often, the answer is that they are not.

The paradigm leap that is needed, if we are to transform public education in America and restore the American dream, is a willingness to remind ourselves that schools are human organizations incorporating an “education process” designed to deliver a service.

If we are dissatisfied with the quality of the service our education process is producing, we must take a giant step back to a point from which we can examine the education system as an integral whole.We must, then, stop looking for someone to blame and, instead, challenge every single one of our assumptions. Only then can we start from scratch and reconstruct an education system—both structure and process—to produce the outcomes we want and need.

What is it that we want and need from America’s public schools? We need an education model or process in which our dedicated teachers can help every child have more than just equal opportunities—they must have the wherewithal to develop their own dream, envision their futures, chart their own paths, and seize those “equal opportunities.”

At the root of every problem facing American society—whether social, political, economic, technological, ecological, or criminal justice—is the fact that far too many young Americans are not equipped with the understanding, knowledge, skills, self-esteem, and self-discipline to seize the opportunities to which they are entitled, constitutionally.It all comes down to the efficacy of our education process as a whole and not whether a few schools might be succeeding.

Racism, The Achievement Gap, and Public Education, Part 2

This is the second of our series of articles that are offered to address the issues that face children of color and also white children who live in poverty in this the richest and most powerful nation in the history of the world.

We begin with the simple idea that it is time to draw a line in the sand and say that we will no longer tolerate a world in which some Americans are denied access to the American dream. This demands that
we shift our focus to those things over which we have control and not squander our precious time and energy fretting about things that are outside the power of individual human beings to change.

It is like being stuck in the mud. Do we complain about our plight or start digging ourselves out.

We cannot, for example, go back and change several hundred years of history in which black men and women were brought to this continent in chains, nor the first 100 years following the Emancipation Proclamation during which black Americans were forced to live as second-class citizens, nor the 50 years since Civil Rights laws were passed; legislation that raised the expectations of African-American and other minorities but without altering the reality in which so many live in poverty, powerlessness, and hopelessness.

We cannot go back and change the reality that has greeted the millions of Latinos who have migrated to this country in recent years, whether legally or not.

We cannot legislate changes in the hearts of so many white Americans that are laced with bigotry and prejudice, whether blatant or subtle.

Neither can we legislate a change in the hearts and minds of those police officers who are predisposed to act with bias and excessive force. The best we can do demand that our communities hold abusers accountable and tighten our entrance requirements.

We cannot erase, through legislation action or executive orders, the economic disadvantages that have led generations of Americans to rear their children and live in poverty. Recall that President Lyndon Johnson declared war on poverty a half century ago and ask yourself if anything has changed. Most of us would say things have gotten steadily worse.

We have not been successful in our attempts to legislate an end to the institutional racism that has plagued and continues to plague black men, women, and children and the families of other minorities; institutional racism that is invisible to the overwhelming majority of white Americans. Civil rights laws have been on the books for a half century and have been routinely enforced and upheld by our nation’s courts of law, yet still these realities persist.

We cannot undo the damage that has been done to minds and egos of generations of children who have been victims of an educational process that has taught them how to fail nor can we undo a long history of academic failure that has led generations of young parents to relinquish their belief that an education is a ticket to the American dream and provides a way for their children to escape the clutches of poverty.

As much as we might wish to do all of the above they are not within our power and no amount of complaining about the injustice of these realities will alter that fact. The more we dwell on things we cannot change the more immersed we are in our paradigms of powerlessness and hopelessness.

We are not powerless, however, and we need not be hopeless. We have it within our power to draw a line of demarcation in the sand and say “no more!” All it requires is that we begin doing things differently from two strategic fronts, simultaneously.

We must alter, once and for all, the balance of power that drives legislation and policy making in the American political landscape. How we do this will be the topic of the next series of articles we will be writing but it begins with the reality that the conservative political power structure in the U.S. that, today, is driven by conservative “tea party” ideology, does not represent anywhere close to a majority of the American people. The problem, of course is that the majority of Americans have stopped participating in their own governance because they have given up hope that anything they do will make a difference.

In a recent post, Phyllis Bush, a great friend to public education, talked about choosing collaboration over competition. If the following groups of Americans would come together to form a political coalition they would have more than enough political clout to turn both our federal and state legislative branches upside down and also our federal and state executive branches.

Who would make up this coalition? The answer is all of the people whose political needs and interests are being ignored by those currently in power. They include:

• All African-American; Hispanic-American; and other ethnic, racial, and religious minorities; and also those who face discrimination due to sexual orientation;

• All professional educators working in public schools throughout America;

• All parents who depend on public schools for the education of their children; and,

• All of the men and women in America who work for a living and who are union members or who would belong to a union had that right not been taken from them.

We need to leave the tradition of Republican and Democrat behind. The reality, today, is that it is the Tea Party and their conservative supporters versus the people. Maybe we need to call it the “People’s Party,” making it clear, however, that this is not a socialist or communist agenda.

The other strategic front is American public education. We have the power to begin changing, from the inside out, the forces that keep poor and minority children from getting the education they need to break out of poverty. We can do this, however, only if we are willing to open our hearts and minds and re-examine our fundamental assumptions about the way we structure the educational process at work in American schools; about the way we teach children.

All that is required of us is that we be willing to step back and think systemically about the way the process is structured and how it produces outcomes that are so devastating to precious young lives.

If we do this honestly, and without feeling the need to excuse ourselves from blame or responsibility, it is so very easy to do. We should not waste one nanosecond worrying about blame or fault. What we can do—what we must do—is accept responsibility for doing things differently, beginning this very moment.

There is a simple but powerful axiom that we must keep at the forefront of our minds:

“It is not until we accept responsibility for the problems in our lives that we begin to acquire the power to solve them.”

Clearly the key is public education. If we are able to provide all children, not just affluent white children, the knowledge and skills they need in order to carve out full and productive lives for themselves then we can begin narrowing the performance gap until it disappears forever. We can begin by identifying outcomes that are acceptable to us and that will give all children an opportunity to fulfill their God-given potential. Then, it is simply a matter of structuring the process in such a way that it can and will produce those outcomes. We will show the reader exactly how this can be done in our last segment. Before we do so, however, there is one last point of discussion we must consider in the upcoming third post in this series.

Learning is a Process, Not a Competition!

The way we grade the academic performance of our students in the overwhelming majority of American schools, public or private, suggests that we view the educational process as a competition rather than a pure learning process.

State standards lay out very specific academic expectations for all students beginning in first grade and progressing up to the point that we assess their readiness for graduation at the end of the twelfth grade. Toward the end of the child’s third year, at least here in Indiana, we begin administering the ISTEP+ exams to evaluate whether our students are where the state thinks children should be by the second semester of the third grade and each grade, thereafter.

Given the wide disparity that exists on an academic readiness continuum between young children who arrive for their first day of school, one can only wonder why we would ever consider it realistic that students should all arrive at the same place, relative to state standards, by any arbitrary point in time.

If the ISTEP+ exams and the standardized exams used in other states were meant to be purely diagnostic they could provide useful information that would help teachers adjust their classroom strategies to the unique needs of their students.

The moment, however, that we begin evaluating teachers on the basis of their students’ performance on such exams, it becomes a competition. If we stop and think about it, the same could be said for the grades children receive at the end of each grading period or semester. If those grades were meant to gage which children need more help and which are ready to move on to new material, the grades could be useful tools. We all know that this is not the way it works, however.

We do not set aside the time to provide extra help for students who are unable to demonstrate sufficient mastery of the subject matter unless they are so far behind their classmates that moving them forward seems problematic but, even then, we agonize over the decision. Do we hold them back in spite of the perceived social and emotional consequences to insure that they will have more time and attention to master the subject matter or do we move them forward with their classmates even though we know them to be woefully unprepared for success in each succeeding grade?

What this dreaded dichotomy should tell us is that a system that requires educators to make such choices is dysfunctional and ignores the needs of our most vulnerable children, to their great disadvantage.

It makes no more sense to evaluate students on the basis of their ability to keep up with their peers than it does to judge teachers and schools as failures when the percentage of students who are falling behind crosses some arbitrary line of demarcation. Teachers and schools have no control over the aggregate levels of preparation and motivation of the students assigned to their respective schools and classrooms. Even more importantly, students have no control over how well their parents have prepared them for academic success.

What kids who arrive poorly prepared need is a process that acknowledges their unique situations and is structured to give them the time and special attention they need to be successful academically. What teachers and schools require is a process that is designed to give them the latitude necessary to respond to the “special needs” of these children.

Let us take great care not confuse our use of the phrase “special needs.” A student who is developmentally delayed due to environmental circumstances is not the same as a student who has a clearly defined learning disability or an emotional or psychological “disability.” Quite possibly, many students are diagnosed with some learning or emotional disability simply because we have not been cognizant of the fact that they were held to expectations that were unreasonable given their level of preparedness.

In effect, the thing we have been most successful in teaching these students is that they cannot learn as well as the majority of their classmates. The reality is that these kids got off to a late start and the professional educators on whom they depended were unable to recognize and respond to the unique realities of their situations.

The standard response to this dilemma, on the part of many educators, is to throw up their hands in figurative despair and respond “what are we to do?”

The answer to the question “what are we to do?” is relatively simple. We simply need to come to an agreement that the structure and flow of our current educational process has become so brittle, over time, that it no longer meets the needs of an incredibly diverse population of Twenty-first Century students. All that is necessary is to reinvent the structure to give both teachers and their students the time they need to learn within the context of a unique academic path with ever-rising expectations. When these children and their teachers, discover that they can be successful, academically, everything changes from their view of the world to their belief in themselves.
