Embrace Change If You Want Something Better

This morning I retweeted and responded to three people whom I follow and respect who were independently talking about the same thing: changing what we do to get better results.

It began with Jimmy Casas @casas_jimmy who tweeted:

“Thought for the day: We need to stop saying educators hate change. Not true for most. They hate not having support, resources, & most importantly, time! Provide these three things & you’ll see most will embrace it. #culture”

My comment in my retweet was:

“They’re scarce because the current #educationprocess isn’t set up to provide them. Why not embrace #CHANGE to a model created [specifically] to give support, resources, & time for teachers and kids. These precious commodities don’t fall from the sky. We must reach for them.”

Within seconds, a tweet popped up on my screen from Bruce Van Horn @BruceVH who posted a great Meme saying:

“You must be willing to do something you have never done before to get to where you have never been before.”

And, again, seconds later, another tweet appeared, by Burton Brown, Sr. @BurtonBrown:

“Be Brave! Take off your clothes and put on some new ones. @DonnaReiners #quote”

The first thing that “popped” into my mind was my favorite motivational speaker of all time, Zig Ziglar, who once said:

“If you keep doin’ what you’ve been doin’ you’ll keep gettin’ what you’ve been gettin’!”

The most important issue on the American agenda is public education and the achievement gap between black students and their white classmates is the civil rights issue of our time, as is the achievement gap between white children and other disadvantaged students, many of whom are also minorities.

These children are failing by the millions and, contrary to the claims of education reformers, they are failing in spite of the heroic efforts of public school teachers.

Why is it so hard to recognize that we must change and put an end to a flawed education process that has produced multiple generations of American men and women who have always failed in school and have always been poor. These Americans produce whole new generations of children and send them off to school with little, if any, expectations that an education will provide a way out of the cycle of poverty and failure. These Americans have no reason to believe that the school experiences of their children will be any different than their own. For so many of these men and women, the American dream is a false promise; an illusion. It is the civil rights movement, unrealized.

Make no mistake, the burden of supporting this population of the poor and dependent, and especially black Americans, is the basis of the ever-deepening bitterness of millions of other Americans who resent having to support them. This generation’s-old pattern, they believe, justifies their prejudices and bigotry and, as much as anything else in American society, explains why so many people are so upset with life in America that they elected Donald Trump to be President of the United States.

Yes, I know how incredibly difficult it must be for the teachers in our most challenged public schools to stand up and proclaim that what they are being asked to do does not work when they know they are being blamed for the failures. We must move past talking about blame and begin talking about who will accept responsibility for change. If we wait for others do it for us, we may wait forever.

I also understand why so many teachers who teach in higher-performing schools feel the need to defend themselves against the attacks by reformers and resist their focus on “choice,” charter schools and vouchers.

Deep down in their hearts, many public school teachers know there is something horribly wrong when outcomes never seem to change no matter how hard they work or how many new ideas, methodologies and approaches they are asked to try. They also know that “choice,” charter schools, and vouchers are not the answer just as they know prejudices and bigotry are not the answer to our nation’s future.

If teachers and advocates for public education would only step back a few steps and look at the education process as an integral whole, they would see that it is a process that has grown obsolete. It is a process that not only fails to support teachers and students as they go about their important work, it impedes their efforts; it forces them to overcome one obstacle after another.

As has been so eloquently pointed out by Bruce Van Horn, Burton Brown, Sr., and Donna Reiner, the answer to your question, Jimmy Casas, is that the only way we can give teachers and students, especially disadvantaged students, the “support, resources, & most importantly, time” is to change the way we teach.

Michael J. Fox posted a meme some time ago, to which I have referred, often, and which many of you have communicated in your own words:

“If a child can’t learn the way we teach, maybe we should teach the way they learn.”

Teachers say all the time that “kids are more than test scores” and that an education must be more than teaching to a test; that we must teach creative thinking. The first and most important aspect of creative thinking or “thinking outside the box,” which I prefer to call “exponential thinking,” is to force ourselves to step back, far enough, that we can examine a system or process as an integral whole, challenge our fundamental assumptions about what we do and why, and begin to think about other ways we could go about doing whatever it is that we do. So that we are not just teaching to a test and can show that our kids are more than test scores.

I am not so arrogant that I believe that my education model is the only way we can change public education, no matter how confident I may be, but I do believe it will help educators undergo a paradigm shift and see the education process—the logical process through which we deliver a service to our nation’s children—in a new light. It will show you one way we could begin to do things differently and end the failure of so many of our nation’s precious children. If nothing, else, it should provide a catalyst that will #ignite your own imagination.

I also challenge black Americans and other minorities, and their advocates, to seize this opportunity to bring MLK Jr’s dream to life and make it part of a real American dream.

In a recent exchange of Tweets, I saw that Stella Pollard (@Stella_Pollard) had started a blog she is calling Voyage of Inquiry at www.voyageofinquiry.blogspot.com/ in which she announced that she has chosen the word “Ignite” as her #OneWord for 2018.

I’m not that familiar with the One Word Challenge but I love the word “Ignite” because it denotes action that will spark an explosion of new ideas and a new level of commitment; to revitalize something—in this case—public education in America. We must ignite a movement to stop the failure of disadvantaged kids a disproportionate percentage of whom are black or other minorities

For those of you who do not know, I am a former organizational management and leadership consultant who opted to close out my consulting practice to pursue my life-long dream of writing books. It wasn’t long before I realized that I still needed to keep some revenue flowing. A family member suggested that I try substitute teaching.

Over the next ten years (2002 to 2011) during which I wrote four books, I subbed part time for my local public school district. This proved to be a marvelous opportunity to walk in the shoes of public school teachers. The public school district in my community serves an urban community that is diverse by almost every conceivable measure. Once I overcame the shock of being immersed in the challenges with which public school teachers and their students must deal, I began to look at what was happening around me much like I would examine a production or service-delivery process for one of my consulting clients. My clients were primarily small, privately owned businesses or not-for-profit organizations who were struggling to produce the outcomes that were acceptable to their customers.

Once I decided to step back and strive to understand what was happening around me as an integral system, it was immediately apparent that something was not right. This led to an in-depth assessment of public education as a process, just like any production or service-delivery process, and ultimately to the release of the last of my four books, Reinventing Education, Hope, and the American Dream: The Challenge For Twenty-First Century America (2013).

Although the overwhelming majority of the public school teachers for whom I subbed were dedicated professionals working to give their students a high quality education, it was apparent that this was not only a difficult thing to do but also that the way teachers, students, and classrooms were organized and the way they have traditionally gone about the work of teaching children made it seem an almost impossible job, no matter how hard teachers worked. Even in the highest performing classrooms, in this diverse school district, it appeared to me that the education process was more of an impediment to the important work of teachers and students than an enabling and empowering force.

It would have been easy to conclude, as education reformers with their focus on “choice,” that the poor performance in so many of the classrooms in which I subbed was the result of bad teachers and bad schools. It seemed clear to me that education reformers who are so critical of our publics school teachers and schools have not spent time in our classrooms nor have they made an effort to understand why so many schools and students are struggling.

There are many things that influence the academic performance of students in our public schools. These factors of influence include poor academic preparation; low motivation to learn; a lack of parental support; the consequences of poverty; and, once in a great while, a teacher who seemed to be in the midst of a burnout. I can assure the reader that although some teachers surely are at risk of burning out, they are at risk because they do care. It is the difficulty of what we ask them to do, and how, that is driving so many good men and women out of teaching.

One of the other contributing factors is the quality of leadership being provided by principals and superintendents. Before reacting to this statement please understand that the overwhelming majority of our principals and superintendents are every bit as dedicated to serving the best interests of our nation’s children as are their teachers. It is my assertion that issues with respect to quality of leadership have to do with the fact that our school administrators are trained to be, well, administrators and that very little of their formal education is devoted to teaching them how to be powerful positive leaders. Graduate schools of education that do not offer leadership courses are remiss.

Some people have a natural and intuitive understanding of the principles of positive leadership and many of the teachers who are fortunate to work with such people are nodding their heads as they read these words. Most of the other administrators, good men and women all, are neither natural-born leaders nor have they been taught. Leadership, particularly positive leadership, is a set of skills that most of us must learn. All organizations, including schools, reflect the quality of leadership being provided. Effective positive leaders view their role as a champion and supporter of their people and judge their own performance by how effectively they are able to help their people be successful. Most other administrators preside over their organizations, rather than lead them, and spend most of their time enforcing rules and looking for things to criticize rather than striving to help people be successful.

The biggest failure of leadership in education and in any other venue—and this is not the fault of individuals—is that one of the most important roles of leadership is to make sure their people have a structure and process that is designed to serve the needs of both their people and their customers. Like other educators, many principals and superintendents are so immersed in the traditional view of education that they fail to recognize that the education process at work in schools, both public and private, has grown obsolete. An obsolete process does not allow teachers and their students to perform at their optimal level. The process constrains—it has become an archaic mechanism that regiments—rather than a process that liberates teachers to adapt to the unique requirements of every single student. Students who arrive for their first day of school with a level of disparity that is cavernous, re: academic preparedness and motivation to learn, is one of the biggest challenges teachers face.

I challenge all educators to rally around our colleague Stella Pollards #oneword and “ignite” a conflagration—a wildfire that will challenge all of our assumptions about public education in America and transform, from within, that which reformers are attempting to destroy.

I offer my education model as a starting point and challenge educators to read it not in search of reasons why it will not work but as a tool to expand, exponentially, our paradigms so that we can view the American education process as an integral system https://melhawkinsandassociates.com/education-model-white-paper/ . What Makes Teaching Such a Difficult Job?

Imagine any job where the people who arrive at your workplace are so lacking in the skills needed to be successful in your unit that training them seems problematic. Imagine, further that the people you work with or serve, capable or not, are unmotivated to perform the work or activity that is expected of them; are unwilling or unable to conform to acceptable standards of behavior; have families that may or not be supportive or, in some cases, may actually interfere with what you are striving to accomplish; and, that the most important influence in the lives of the people for whom you are responsible is their peer group. If they must choose who to disappoint it will be you and/or their families, not their friends.

Your education and training suggests many management and supervisory strategies that work in some settings but seem to be meaningless in others. You have also been taught that some individuals need more patient time and attention in order to learn from the mistakes they make but in far too many settings there is insufficient time to give them. Part of the problem is that you are expected to conform to arbitrary schedules that require that you reach certain checkpoints within a predetermined period of time. You are also expected to comply with arbitrary standards of performance and production that appear to have been written by someone who has never actually done your job.

These arbitrary schedules, standards, and production goals might even appear to make sense in the abstract but when applied to your assigned work space and to the unique characteristics of the people to whom you are assigned, they make no sense at all. These challenges, viewed in the aggregate, are difficult enough but imagine that your work will be inspected, routinely, as will the production results of your people. It would be one thing if these inspections and production reports were adaptive to the performance capabilities of your work group but, of course, they are not. Rather, your efforts are evaluated within the context of what we are told is an even playing field that is as arbitrary as are the schedules, standards, and objectives against which you and your people’s performance is measured.

If this was not bad enough, imagine that when your results fail to meet arbitrary expectations, you are asked to accept responsibility. When the results in your unit are particularly disparate when compared to other workplaces filled with people with a diverse range of capabilities, imagine that you are asked to bear the brunt of blame.

Finally, when you are evaluated by your leaders, imagine that they view their job not so much as a support system to help you achieve your objectives but rather as an inspector to police your performance, seeking evidence that what you are doing is wrong or insufficient.

Imagine the evaluation coming to a crushing crescendo when you are told that the problem is that you are not sufficiently engaged with your people and that you need to work harder to build relationships with them. There seems to be little, if any, recognition that building relationships with each and every one of the individuals for whom you are responsible requires that you allocate more time; time that has not been allocated to you.

Imagine that when you strive to improve your level of engagement, although a few individuals may actually respond, that some of your people, if not the majority, are far more challenging than others and not only require more time and attention than you are able to give them but actually resist your efforts.

The icing on the cake or, more appropriately the thorns in your crown, is that, at the end of an arbitrary period of time, you are assigned responsibility for a whole new group of people with which one of your colleagues has had a similar results. This requires that you start from scratch and go through the same process over and over, again, with no reason to anticipate better outcomes.

Can you imagine any way the job you are being asked to do will produce quality outcomes, given the inherent deficiencies in the process?

The challenge is that the production, assembly, or service delivery process within which you are expected to work is neither tasked, structured, nor resourced to enable you to provide your people—a group with a diverse range of personalities and capabilities—with the time and attention they require to be successful.

When you suggest to your leadership that what you are being asked to do does not work for all or part of your people you are told to “work harder.” They tell us that, “This is the reality with which we are expected to deal,” and that “we must suck it up and do our best without complaining.”

If you and your colleagues are sufficiently brave to ask the questions “What about my well-being?” and “How am I supposed to find any job satisfaction in such conditions?” imagine that your leaders look at you as if you are speaking an alien language.

Finally, when you commiserate with your colleagues in the staff lounge, over a drink in a neighborhood bar, or at your union or association meetings nothing ever changes. Oh, forget what I said about sharing a drink in a neighborhood bar. You have work to take home! There is no time for a drink however much you might feel you need it.

If you want to hear the final irony it is that this environment in which you are asked to perform miracles, mirrors the environment that your students must endure, like a parallel universe. The difference is that, unlike you and your colleagues, many of your students do not care. They feel free to take the easy way out and just stop trying. This enables them to spend their eight hours a day, five days a week looking for ways to have fun and make your lives more interesting in what they perceive to be a consequence-free environment. It will only be later in life that they will discover how wrong they were about the lack of consequences.

My recommendation to you—and, yes, I know I’m an outsider—is to go beyond pondering the absurd idea that their must surely be a better way and ask your union and association leaders help tackle the challenge of finding a new solution. I can assure you that there is always a better way but all the complaining in the world will not help you find it. You might also consider going to outsiders like me who have been paid to find solutions to other dysfunctional workplaces very much like yours.

Consultants like me have the advantage of being able to step back to a point from which we can view your work place as an integral whole and apply the principles of positive leadership, systems thinking, and organizational development to find all of the “disturbances in the force” that make production, assembly, or service-delivery processes like yours dysfunctional. Software engineers do exactly the same thing in their very specialized field working with computer applications.

As it happens, I have the added advantage of having actually walked in the shoes of public school teachers while working as a substitute teacher in a diverse, local public school district. In fact, I have already applied my 45+ years of expertise and experience, along with two master’s degrees, to examine the education process I observed and to reinvent it to achieve the outcomes we are seeking.

I can tell you with absolute confidence that the education process I have developed, if implemented as an integral system, will work to create an environment in which your students can actually learn and in which teachers can find job satisfaction and take pride in their work. I will also tell you, with absolute confidence, that mine is not the only solution; there is always another way. The advantage of my re-invented education process is that the work is already done and needs only a little tweaking.

I suggest that you use the education model I have developed as a point of embarkation. Use it as a tool to help you challenge the fundamental logic and assumptions of the existing education process and begin to view it objectively as just that, a complex organizational process with which we are expected to teach our nation’s children.

Maybe you will discover your own solution and maybe you will come to believe that my model will work. At least you will be moving forward rather being stuck in complaint mode, where nothing ever changes. Beware of the temptation to take the easy route, however, and drift away from systemic solutions and opt for incremental reforms with new strategies and technologies. The latter are probably good ideas but I can assure you they will not work within the context of an obsolete education process.

In an earlier piece I used the parable of “new wine in old wineskins” to illustrate that the new ideas and technologies, however inventive, will not work within the context of an obsolete process. This is the reality you have today and you know in your heart that not only does what you are asked to do not work, you know that it cannot work. Even in some of our highest performing public schools there are students we cannot seem to reach.

Thank you, educators, for the heroic work you do and please cling to the hope that better days will come if you reach out for them. Here is a simple test of whether or not there is reason to hope. Do believe children are capable of learning? Do you believe you are capable of teaching? If you believe both are true then the reason your students are not learning has to do with the process, not the people. Fix the process so that it supports learning and teaching in every conceivable way and both you and your students will be successful and you will have the job you envisioned when you chose to enter the profession.

Educators are as justified in their opposition as Indiana’s new pathway to graduation is essential!

I understand the point of view of teachers and other educators who have spoken out against Indiana’s proposed pathway to graduation. They are as justified in their opposition as the new pathway is necessary for the State of Indiana.

“How can this be?” you ask. “How can such divergent points of view have validity?

From the perspective of employers, our colleges and universities, and even our Armed Forces, a new and more rigorous graduation requirements are essential. The lack of academic preparedness of an unacceptable number of high school graduates is, well, unacceptable.

I saw it as a juvenile probation officer during the first nine years of my career; as an employer, beginning nearly 40 years ago, I saw it as a substitute teacher for ten years, and I see it now as a test administrator for the Department of Defense, responsible for administering the ASVAB (Armed Services Vocational Aptitude Battery) for young men and women seeking to enlist in the military. I have also spoken to professors, who teach freshmen and sophomores in our colleges and universities, who are frustrated at the lack of academic preparedness and motivation of students.

In previous posts I have written about the ASVAB and how many high school graduates and seniors are unable to achieve a score of 31, which is the minimum score for enlistment eligibility. I have written how the performance of black and other minorities, on the ASVAB, mirrors what we see on state competency exams, and on data from NAEP (National Assessment of Education Progress). It is interesting that achieving a score of 31 on the ASVAB is being proposed as one of the additional requirements for graduation under the new pathway but did you know that although a 31 is the minimum score for enlistment eligibility, that enlistment incentives are offered only to candidates who score 50 or higher. A score of 31 might make a prospective enlistee eligible but it does not make them desirable candidates.

The bottom line is that far too many of the young people graduating, today, are poorly prepared or motivated to be successful on the job, in the military, or in a university classroom. Certainly there are many students who graduate with excellent records of achievement but they are far from a majority. There are comparable percentages of students at the bottom of the academic performance continuum who are virtually illiterate and innumerate. Most disconcerting is that the large group of graduates in the middle of the continuum are not qualified to do the jobs that society requires of them if we are to compete in a global marketplace.

The impressive sounding graduation rates about which so many public school districts boast are essentially meaningless. An official looking piece of parchment is meaningless if the bearer cannot compete in the mainstream society. Being unable to compete means that these young men and women have very few choices available to them as adults and often end up being dependent upon government support rather than being contributors.

As disturbing as is the data, it pales in comparison to the disturbing nature of the denial on the part of public school educators. American public school teachers and administrators seem oblivious to the level of dissatisfaction that exists in the communities they serve and in the nation at large. They seem disconnected from the dissatisfaction of their customers and seem not to understand that education reforms are motivated by this dissatisfaction and not by the greed of corporate executives.

This is tragic because education reformers evidence no understanding of the challenges of teaching children and their reform initiatives do more harm than good. We cannot solve the problems in public education until public school teachers and administrators accept responsibility for the problem; and please note, I said responsibility, not blame.

I consider myself to be an ardent advocate for public schools and teachers. I view all public school teachers as unsung American heroes especially the ones who teach in diverse or segregated public school districts. They are being asked to do the impossible. They are being asked to provide a high quality education to our nation’s most vulnerable children within the context of an education process that was already obsolete 65 years ago when I arrived for my first day of Kindergarten.

I am saddened that so many of the educators whom I respect and admire will stop reading about now because they do not wish to hear what I have to say. They are seemingly unwilling and/or unable to pull their heads out of the sand and acknowledge that what they are being asked to do does not work. I understand the trepidation of high school teachers in Indiana when they feel overwhelmed by what these new graduation requirements will demand of them when they are already overwhelmed by the enormity of what we ask them to do under the current requirements.

As necessary as more rigorous graduation requirements might be to the welfare of society, it is outrageous to expect public school educators to meet these expectations unless we are prepared to fix an obsolete education process that allows kids to arrive for their first day of the ninth grade as unprepared for the demands of high school as our twelfth graders are unprepared for the demands of the work force, of university classrooms, and military entrance requirements.

American society is as disconnected from what transpires in our nation’s most challenged public schools as our public school teachers and administrators are out-of-touch with the level of dissatisfaction of their customers.

Yes, I know that there are many of our nation’s finest school districts that will insist that they are doing an exemplary job with their students and that those young men and women leave high school well-prepared for life after high school. They too are wrong. They are wrong not because they are doing anything wrong and not because their students are incapable, rather because the education process, itself, impedes the ability of even our best students to strive for, let alone reach, their full potential.

The problems in public education are so huge and so pervasive that it is easy for us to feel overwhelmed in the face of its challenges. This is true only because educators are so immersed in the education process that they cannot view it as an integral whole.

The way we have structured our schools and classrooms and the way we have designed our instructional methodologies and the way we have organized our curricula, and the way we have allocated our resources are nothing more than components of a logical process. Like any other process, whether production, assembly, service delivery, or software application the education process at work in our schools, both public and private, can be reinvented, re-engineered, re-designed, re-tasked to do anything we want it to do, even things we have not yet imagined to be possible. It is time for us to step back and rethink what it is we do and why.

Is there anything more important for the future of our society in the uncertain times that are unfolding before us, than the way we prepare the children on whom that future depends?

It is time to take a few step back and examine the education process in place in our schools from a systems-thinking perspective. It is time to challenge each and every assumption we have made about what we do and why. It is time to redefine our purpose and then reinvent the education process to give our teachers the direction, structure, time and resources they require to give each and every one of our students the patient time and attention they need to learn every single lesson.

It is not enough to teach lessons, however, and we must do so much more. We must teach our children how to get along with one another; we must teach them how to question why we do what we do as a people; we must teach them how to think creatively and how to utilize their imaginations to find new and innovative solutions to the challenges we face in this ever-more complicated world; we must teach them to understand history not so that we can yearn to return to a simpler time because there will never be a simpler time. We must teach them history so that they can learn from our mistakes just like we want to help them learn from their own mistakes.

We must teach them how to be successful and I am not talking about being rich and famous. We must teach them that success is a process of learning from our mistakes, building on what we know, striving for ever-higher expectations, and learning the most important truths in life. The first of those truths is that there is no such thing as failure; there are only disappointing outcomes from which we can learn and grow. The second of those truths is that people are more important than things and that the value of everything in life is measured in terms of its utility to people. The third truth is that what got us where we are today will not take us to where we want and need to be tomorrow. Our success in meeting the challenges of tomorrow will come from the wisdom we have gained from the mistakes we have made and learning that there are no final answers. Every question answered raises a whole new set of questions, Our questions are the energy that powers our imagination and ingenuity.

Every problem facing American society today is rooted in the manner and success with which we educate our children. That makes public education the most important issue on the American agenda and the civil rights issue of our time.

I challenge teachers to believe that both you and your students deserve better. I challenge you to have the courage to accept responsibility for the problems in our schools and in the education process with which you are expected to work. I challenge you to shout out at the top of your voices when what you are being asked to do does not work and to draw upon your collective power to demand support for changing the reality of public education in America.

Raising expectations is a good thing only when we give ourselves the tools necessary to meet them. Our educators do not have the tools they need to meet current requirements, let alone the new ones, however much needed they may be. We must give them these tools.

No Quick Fixes or Simpler Times

One mass shooting after another has our nation reeling in grief and disbelief, prompting people to call out for action. “We need to fix this!” some people shout. “It’s time for action!” others proclaim.

Listen carefully!

There are no quick fixes and there will never be a return to simpler times.

The problems of our nation are fundamental and have evolved over many generations. They are rooted in the deep economic, cultural, sociological, emotional, ecological, and political issues that divide us as a people.

These differences that divide us as a people result from a huge population of Americans who are embittered and angry because the American dream is not and has never been real for the vast majority of their children. It results from black Americans for whom the promise of the Emancipation Proclamation and the Civil Rights Acts of the 1960s and beyond have not been kept.

These difference also result from a huge population of Americans who are angry and embittered because they are being asked to support millions of dependent Americans whom they view, rightly or wrongly, as unwilling to support themselves. It results from the propensity of so many Americans to feel their prejudices are justified.

These differences have damaged some individuals spiritually and psychologically to the point that they seem compelled to strike out in futile anger at the world and at innocent men, women, and children; with mass shootings having become their fashion of our times

People want to return to simpler times when values were clear; when it was clear who was in charge; when most of us looked alike, at least with the color of our skin; and when the political issues of the day were such that republicans and democrats were able to come together and find solutions with which both sides could live.

Times will never be simpler than they are today and our society will never be less diverse. It is only a matter of a few short decades when white Americans will be a minority population. The combination of our nation’s poor who depend on our government for economic support and the baby-boomer population that is rushing into retirement will place unprecedented pressure on those who work to keep our economy productive.

The complexity of the world marketplace, political jigsaw puzzle, growing world population, and the changing environment are of an unprecedented breadth and scope and will not respond to the policies and ideologies of the 20th Century. We are now in the 21st Century and we have only gotten a glimpse of the changes on the political, economic, social, cultural, and ecological horizon as this 21st Century unfolds before us. What we need are fresh solutions, new and innovative ideas, open minds and imaginations, and a new appreciation that we are all in this together.

No matter how hard we think we are working to find solutions to the issues of this new century nothing we will do can possibly work unless they meet the needs of every single one of us. There can no longer be a “we” and “them,” republicans and democrats, liberals and conservatives, “free-marketers” and socialists. There are just too many of us and every action any of us take, unilaterally, will cause a series of reactions that will reverberate across the sea of our world’s population; not like ripples on a pool rather like a series of tsunamis across the oceans of the planet.

We must start by addressing the fundamental issues of American society within the context of a democracy in which everyone counts or no one counts. It must begin with the way we educate our children.

We can no longer accept an education process that lumps our children together and pushes them along an academic path that expects them all to arrive at the same place at the same time.

We can no longer tolerate and education process that is structured to support the convenience of educators while ignoring the unique needs of a diverse population of our nation’s children.

We can no longer permit an education process that ignores the reality that all young children need a rich and nurturing environment in which their relationships are more important than what we do with them. We must understand that it is only through our relationships with them that we can give them that which is important.

We can no longer ignore the fact that the world-wide-web has made peer influence more powerful than it has ever been at any time in the history of mankind and that has become more powerful than the influence of either family or our schools, working independently. The only hope we have of remaining the most powerful influence in the lives of our children is for families and schools to work together as partners.

We must no longer be willing to forgive educators for sending one class of our nation’s children after another out into the world so inadequately prepared for the responsibilities of citizenship and so poorly equipped to support their families and to compete in the economic marketplace.

Neither can we continue to place the blame for the problems of our systems of public education on the shoulders of the men and women who are asked to teach our children in the midst of an education process that works for neither the teacher nor the child. Our public school teachers are heroes but they must be challenged to break out of their encapsulation and change their paradigms.

However distasteful it may seem to some Americans, we must find an economic solution that can feed, provide power, house, educate, and provide for the health of not only a burgeoning and more diverse population of Americans but also what will soon be the ten or more billions of people on this planet. How are we going to respond to the next great plague that will erupt across the world and devastate a population of people with no immunity to protect them?

I challenge all of you to consider the following as an analogy for every aspect of human life on the planet Earth: “how do we feed ten billion or more people on free-range chickens?”

These problems are too big for there to be any quick fixes and we can only control that which is within our power to control.

For the United States of America, it must begin with the way we educate our children and it must begin in our public schools. Surely it must be as obvious for public school teachers to see that what they are doing is not working as it is obvious that charter schools cannot provide a quality education for our nation’s fifty million children between the ages of 6 and 17 years of age.

I offer an education model that is designed to give our nation’s children what they need so that each and every one of them learns as much as they can as quickly as they are able and in which no level of failure can be tolerated. Our system of public education must not be structured as if it is a competition but rather as a training camp to prepare our children to complete once they leave school and enter society as adults. I urge you to examine my model with an open mind looking for reasons to hope that it might work rather than searching for reasons why it will not.

I do not suggest that this the only education model that will work. If you don’t like what you read you are challenged to develop a better education model.

What you must not do is think for a single moment that you can fix that which is broken in our society by protests or by hoping that somehow we can legislate a change in the hearts of humanity. What you must not do is think that we can solve our problems by continuing to do what we have done it the past. Where we are today is a function of all that we have done in the past.

I understand how powerless many of us feel but we are powerless for only as long as we work alone. If we want solutions we must latch on to a positive idea and do everything within our power to put wings on that dream.

The only thing that we can do, unilaterally, is to pray that we will be granted the wisdom to find a path to the future that unites us as a people rather than divide us any further than we are already divided. We can pray that we will all rally around a positive idea. The only way to improve the future is to improve the way we prepare our children.

It’s all about the kids!

The Performance Gap between white and black students is the Civil Rights Issue of our Time

African-Americans have been fighting discrimination since the Emancipation Proclamation. During the 1950s and 60s, Rosa Parks, Dr. Martin Luther King, Jr. and the legion of heroes of the civil rights movement fought discrimination relentlessly. As simple as I can state it: disadvantaged children, a disproportionate percentage of whom are black and other minorities, are the victims of systemic discrimination and they will continue to suffer until their advocates stand united in their determination to alter this reality. The performance gap between black and white students is the civil rights issue of our time and it demands action on the part of everyone who has a stake in the future of these children.

Public school policy-makers are very much like the US Congress in the 1950’s. If it had not been for the heroes of the civil rights movement, we might still be waiting for meaningful civil rights legislation. Disadvantaged children must not be made to wait. They are counting on us and we must act now. What a tragedy it will be if, in twenty years, our children’s children are still languishing as a result of an obsolete education process because we were reluctant to act; because we believed ourselves to be powerless. This is the antithesis of positive leadership.

Public school educators and their advocates have proclaimed that public education is better than it has ever been. That may be true for some children but it could not be further from the truth with respect to disadvantaged children, many but not all of whom are black and other minorities.

The fact that, for a half century or more, we have been accepting the performance gap as an inevitable outcome of poverty is a gross injustice. The test for discriminatory practices is whether or not an action creates a disparate impact. If the performance gap is not incontrovertible evidence of disparate impact, I don’t know what is. It is an injustice that has sentenced millions of disadvantaged kids, young men in particular, to a life of failure, poverty, violence, and incarceration. That we have accepted the assertions of public school teachers that the education process works for everyone, strains all semblance of credibility.

It is the job of public school teachers to teach all children not just the ones who come primed and ready to learn. The fact that so many children are failing means that something is terribly wrong; that something is not working. In any other venue we would never accept that there is nothing we can do to improve unacceptable outcomes. Teachers are not to blame for the failures of the system but they have an obligation to stand up for their students, when needed.

The performance gap between black and white students is not because black kids are incapable of learning. That millions of kids who live in our poor urban and rural communities are disadvantaged in any number of ways does not mean they cannot learn, it just means they need a little extra time, patience, and attention. They need educators to keep trying new approaches until they find one that works.

Whether manufacturing a product, providing a service, or selling something, there is always a solution if the outcomes are not what we want. This is also true with the education process utilized in schools all over the U.S. Finding a solution is not even complicated. It is simply a matter of clarifying purpose; being willing to try something new; learning from our mistakes; applying the principles of organizational management, systems thinking, and positive leadership; and, being committed to relentless improvement.

I have developed a solution that will work but I need the help of black leaders to come together and convince public school superintendents with underperforming elementary schools to test my model. With the right kind of pressure some will be compelled to act. Teachers may well be skeptical but if they want success for their students they must be open to a new way.

Students must be able to build on success, not failure!

It is incredibly frustrating that public school teachers and administrators have been unwilling and/or unable to take seriously the education model I have developed. It is exasperating because I know teachers want to do what is best for their students. I also know how frustrated so many public school teachers are and that the prospect of burnout is something many of these dedicated men and women fear. That teachers are blamed for the problems in public education must be especially galling.

It is even more frustrating that advocacy groups for black children and other children of color seem totally uninterested in a solution that will end the failure of millions of disadvantaged kids and shut down the schoolhouse to jailhouse pipeline that is transporting these kids to a life of poverty, failure, crime, and early violent deaths.

If only all of these dedicated men and women would open their hearts and minds to the possibility of a new way to educate our nation’s most precious assets.

“This will not work in my classroom(s)!” is what public school teachers and administrators say when they first review my model. I hear it all the time.

Of course, they are correct, but this is exactly my point. In the current education process, nothing different will work because the process is flawed. To paraphrase Linda Darling Hammond, “the existing process is structured to produce the outcomes it gets and we will not get better outcomes if all we do is ask teachers to work harder.”

There are many teachers in high-performing schools who feel good about what they do but there are also many teachers in low-performing schools who are frustrated, daily, because they are unable to get through to unmotivated students.

Odd as it may seem, African-American leaders, who jump through the roof in response to symbols of oppression, do not even bother to respond to the possibility of a solution that will attack the roots of that oppression.

I ask public school educators to take a figurative step back and imagine an environment in which they are expected to give each and every student however much time they need to learn each and every lesson. Imagine an environment in which teachers are expected to develop longer term relationships with students and where the process is structured to facilitate the development of such relationships; with both students and parents.

My challenge to public school teachers and administrators is that they consider that the education process can be re-designed and re-configured to produce whatever outcomes we want.

My challenge to advocates for black children and other children of color to consider the possibility that African-American students and other disadvantaged children do not need to fail.

My education model is constructed on the premise that academic success is no different than success in any other venue. Success is a process of trial and error, of learning from one’s mistakes and applying that knowledge to produce better outcomes. Success is built upon success and the more one succeeds the more confident he or she becomes. The more confident he or she is the more successful one becomes. Success is contagious and can become a powerful source of motivation.

The key, of course, is that one cannot master the process of success until he or she begins to experience success, routinely. In school, kids learn and each lesson learned is a success. Very often, success on subsequent lessons requires that one apply what one has learned from previous lessons. When a foundation of success is laid down in school, young boys and girls approach adulthood with a wide menu of choices in terms of the kind of future that can be built on that foundation.

Imagine, however, when there is no success on which to build. When kids fail, or even learn only part of a given lesson, they are less like to learn the next lesson. A pattern also emerges in this scenario but it is a pattern of failure rather than success.

For many of these kids, failure is the only thing they know. It is only a matter of time before they give up, stop trying, and begin acting out in class. Third grade is when many states begin administering competency examinations. Right from the beginning, a significant percentage of third grade students are unable to pass both math and English language components of their state exams. Although African-American students have the lowest passage rates, the poor performance extends to a percentage of students from all demographic groups, including white students.

By the time these students reach middle school the scores are even lower. In many middle schools, as many as eighty percent of black students fail to pass both exams. Middle school teachers throughout the U.S. can attest to the incredibly low level of motivation displayed by their students. Any illusions that high schools are able to turn the performance of these students around in four years are just that, illusions; high graduation rates notwithstanding.

When they leave school, the overwhelming majority of these low-performing students return to their communities, unqualified for jobs or military service. For many, it is the final station on the schoolhouse to jailhouse line. Far too many suffer early, violent deaths. Those who live spawn a whole new generation of children who will start from behind and will never be given a realistic opportunity to catch up. They are entrapped in a maelstrom of poverty and failure.

It is an American tragedy of unprecedented breadth and scope and it is at the core of our nation’s greatest political, economic, cultural and civil rights challenges. The chasm that divides the American people is very much a function of the bitterness on the part of some citizens because of their resentment that they are asked to support our nation’s poor and infirm.

The magnitude of this reality makes public education the civil rights issue of the 21st Century. That it is a crisis that can be prevented so easily, however, is the greatest tragedy at all. The ambivalence of the people who can bring an end to this tragedy is the greatest mystery of all. Do they not care?

We can end the failure simply by making sure every child has however much time they need in order to learn. If there is a reason why we should not do this, I truly wish someone would explain it to me.

“Say it ain’t so, Joe!”

These words were shouted at the great Shoeless Joe Jackson when news of the 1919 Black Sox scandal hit the press. Shoeless Joe’s fans did not want to believe that their star could have been involved in throwing the 1919 World Series between Jackson’s Chicago White Sox and the Cincinnati Reds.

As we prepare for the 2017/2018 school year it is business as usual for both private and public schools throughout the U.S. Having made no substantive changes in the education process, we can expect the same disappointing outcomes that we have seen in previous years, for as long as any of us can recall. Sure, there are many schools where kids do well and this lulls us into a false sense of security that all is well with public education. However, in schools serving large populations of disadvantaged kids, a disproportionate percentage of whom are black or other minorities, are failing in great numbers. This is an American tragedy of historic proportions and as a fan of public school teachers, I do not want to believe that they will permit this American tragedy to continue. These are children who will suffer their whole lives because we are not willing to change what we do and how we teach.

“Say it ain’t so, teachers!”

Beginning now and over the next several weeks, a whole new class of five and six year-olds will be starting Kindergarten just as others have done in the past. Wherever their public schools may be, they will be greeted by professional teachers who will give their best effort on behalf of their students—our nation’s children. The fact that there is a cavernous disparity in terms of the academic preparedness of the children who will be arriving for their first day of school will not alter the teaching plans that have been developed and approved to help prepare these boys and girls for the first grade.

People underestimate how much of an adverse impact this disparity has on the academic performance of these children. Some of the more advanced students are already reading, can count and maybe do some basic arithmetic. Students on the other end of the academic preparedness continuum may not know or be able to recognize the letters of the alphabet and may not know numbers, colors, or shapes. The challenge to get such a diverse population of students ready to move on to first grade by the end of the school year is formidable. Fortunately, in most states, teachers need not yet worry about high stakes testing, which adds greatly to the pressure to move kids quickly.

Kindergarten teachers do their best to prepare their students for first grade but giving each and every student the time and attention they need in order to learn is neither a priority nor an expectation against which teacher performance will be evaluated. In classrooms where all students are relatively well-prepared, the year will go smoothly. In classrooms where few, if any, are well-prepared things will not be so easy and teachers will struggle to give each child the attention they require. There are just too many of them. When they do move on to first grade, this latter population of students will be as ill-prepared to meet first-grade expectations as they were when they began Kindergarten.

By the third grade when high stakes testing rears its ugly head, the number of students who are struggling will have grown and the results of their first competency exams will reflect that lack of preparedness. Already, there will be many students who are beginning to give up on themselves because they are not learning to succeed, they are learning to fail.

Three years later, when these kids arrive at middle school, the majority will have already stopped trying and will have lost hope. Don’t take my word for it. Pull up the websites of any state’s department of education and you will find that in poor urban and rural school districts, roughly 75 percent of black, middle school students will have been unable to pass both math and English language arts components of that state’s competency exams. In those same schools you will often see that as many as 50 percent of white kids are unable to pass both math and English language arts components.

What you will find in these schools is a cultural disdain for education that transcends both racial and economic boundaries. By the time these kids move from middle school to high school the one lesson they have learned best is that they are unable to learn and that learning is not worth the effort. Let me rephrase that statement. This is not a lesson they have learned on their own, it is the lesson they have been taught simply because the education process has allowed them to fail. We allowed it because teachers were unable to give these kids the time and attention they require and because those same teachers were unwilling to shout out at the tops of their lungs that what they are being asked to do does not work for disadvantaged kids.

Is it any wonder that education reformers are essentially abandoning public schools in our nation’s distressed communities in favor of charter schools? It is unfortunate that reformers lack the insight to recognize that they are making the same mistakes as those made by the leaders of underperforming public schools. At present, charter schools are no more successful in meeting the needs of disadvantaged kids than any other school.

Now, ask yourself how we can go from 25 to 50 percent of middle school students unable to pass state competency exams in math and English language arts to 90+ percent graduation rates from the high schools to which these middle school students will be going. If you think we were able, somehow, to turn these students around during four years of high school, then think again. It would take an extraordinary effort on the part of teachers and students, with the full support of parents, to make up in four years what these kids were unsuccessful at learning during their first nine years of school. Most teachers would be willing to make that effort but that is not what they are being asked to do; it is not the way the education process has been designed to work.

Ninety percent of these young men and women will leave high school, after four years, with a diploma in hand but, for many, it is a meaningless piece of paper. The real world in which these young adults must now make their way is unforgiving and intolerant of shoddy effort and performance. These young people will be confronted with the stark realization that they are unqualified for all but the most menial jobs and they will find this to be true whether they seek work in civilian life, or seek to enlist in the Armed Services.

And, we wonder why education reformers have lost faith in our nation’s public schools. As long as public school superintendents, principals, teachers, and advocates are unwilling to open their eyes, hearts, and minds to the reality that is happening around them, reformers will continue to work, with great zeal, to put public schools out of business. If we allow that to happen the tragedies that the poor and minorities endure, today, will pale in comparison to the consequences of a world in which a quality education is not even available to them. Ours will have become an elitist society and there will be precious little any of us can do about.

Help Me Understand Why We Are Content to Let Disadvantaged Kids Fail!

The fact that we continue to allow disadvantaged kids to fail in school is a great mystery to me and I wish someone would help me understand why.

Do we not believe the data from annual assessments?

I understand that public school teachers and administrators abhor high-stakes testing. I understand their resentment that such tests are utilized, inappropriately, to measure the performance of schools and teachers. I understand that the very existence of high-stakes testing places pressure on schools and teachers to “teach to the test” rather than teach kids to learn. I understand all of the concerns of public school educators with respect to the degree to which state competency exams disrupt the learning process.

Do these concerns invalidate the results of state competency exams, however?

The results of state competency tests show a clear and convincing pattern of failure of students in public school districts serving a diverse population of children, whether looking at race or household incomes. This is true in public school districts throughout each of the fifty states in both urban and rural communities.

African-American students have the lowest performance record on state competency tests. In our most diverse schools, by the time they get to middle school, the percentage of African-American students able to pass both math and ELA exams is as low 20 percent. I know this should be obvious but this means that roughly 80 percent of black students are failing by the time they reach middle school.

If you are a teacher from one of these schools and you are shaking your head in disagreement, open your gradebook and what do you see? You don’t have to answer this question out loud; just be honest with yourself when you look at the performance of your students, because it is not your fault. As I have said so often over the past few years, “anytime a process continues to produce unacceptable outcomes no matter how hard people work or how qualified they may be, the process is flawed and must be replaced.” This is applies to the American education process, as well as production and service delivery processes.

How can public school educators justify their assertion that public schools are better than they have ever been, given the data reported by state departments of education, everywhere?

I understand that school districts are proud to show improved graduation rates but do graduation rates trump state competency exams? Do we really believe that the middle school students who perform so poorly have turned it around by graduation?

It is my privilege to administer the Armed Services Vocational Aptitude Battery (ASVAB) to young men and women interested in enlisting in the Armed Services of the United States. Every week, I see the ASVAB scores of recent high school graduates and high school seniors and I can tell you that the results do not mirror the graduation rates about which school districts boast so loudly. ASVAB results do mirror the results of state competency exams in school districts serving diverse communities, however.

Ninety percent of students in public schools serving diverse populations of children might be graduating from high school but nowhere near that many are able to qualify for enlistment. While this is especially true of black students and other minorities, many white students fall short of enlistment eligibility, as well.

Having been an executive in charge of hiring candidates for employment, I can also say that nowhere near ninety percent of the candidates whom we considered for employment were able to meet even our minimum requirements.

Don’t take my word for it. Survey employers in your community and ask them to share their experience.

It is understandable that public school educators feel the need to defend themselves from the harsh criticism of education reformers but simple assertions of success are a feeble defense, at best. All such claims do is damage the credibility of advocates for public education in the eyes of both education reformers and the general public.

I have been shouting out, for the last four years, that the poor performance of disadvantaged students in our public schools is the result of a flawed education process and not the result of incompetent teachers and bad schools. The existing education process is structured like a race to see who can learn the most, the fastest and we have learned to tolerate an unacceptable level of failure.

It need not be this way!

We can easily redesign the education process in such a way that every child learns as much as they are able, at their own best pace. The beauty of this is that success is contagious. As kids gain confidence that they can learn, their enthusiasm and pace of learning accelerates. Success is contagious even for those of us who sit on the sidelines. As parents begin to see a change in the performance and behavior of their children, it will be much easier to pull them into partnership with the teachers of their sons and daughters.

The Challenge to Leaders of Public Education

In all business organizations, it is the top executives who bear responsibility for assuring that the entity is focused on its mission and that the mission, itself, properly serves the needs, interests, and expectations of customers. The process must also be structured and resourced to support the people on the line. This is the essence of organizational leadership; of positive leadership.

Positive leaders are guided by three principles or axioms of organizational development:

1) It is not until one accepts responsibility for a problem that he or she begins to acquire the power to solve it;

2) If a process continues to produce unacceptable outcomes no matter how hard people work or how qualified they are, then the process is flawed and must be replaced; and

3) The point at which a process can no longer be improved is the exact point in time that it becomes obsolete.

In public education, the top leaders are superintendents and the people on the line are principals, teachers and their students. In spite of a procession of incremental improvements over the last half century, disadvantaged students still struggle to pass state competency exams. More importantly, when these students leave school they find themselves at an even greater disadvantage in society. This reality has enormous adverse consequences for American society and is at the root of our nation’s greatest social, economic, and political challenges. The opportunity cost that these young men and women represent is incalculable.

Assertions by public school educators and their supporters that public education is better than it has ever been are difficult to comprehend, given the data. Even a cursory examination of the process shows that kids who start out at a disadvantage are not given the time and attention they need to learn. The proof of this assertion can be found in teachers’ grade books, everywhere. If a teacher records a failing grade, it means the teacher has moved his or her class on to a new lesson even though some students have not yet learned. These kids are pushed ahead with the rest of their class, ready or not, and it is only a matter of time before they give up, stop trying, and begin acting out.

The education reform movement, with its focus on high-stakes testing and privatization through the creation of charter schools and vouchers is a response from dissatisfied customers of public education. These powerful men and women leading the education reform movement are justified in their concerns but their solutions could not be more wrong. They are wrong because of their lack of understanding of how kids learn. They are doing great harm to our nation’s most vulnerable children and to their teachers, schools, and communities.

The education process at work in schools, both public and private, has become obsolete and no longer meets the needs of a diverse population of 21st Century students. Over the decades, while the process has deteriorated, public school teachers, administrators, and policy makers have learned to tolerate what they consider to be an acceptable level of failure. Public school educators blame poverty and segregation for these failures and suggest that it is up to society to address these issues.

Somehow, educators have lost sight of that fact that society has already taken action to address the issues of poverty and segregation. Society has created a system of public education; has built public schools in every community in the U.S.; has allocated trillions of taxpayer’s dollars to support this purpose; and, has hired professional educators who have been trained to teach a diverse population of 21st Century American children. At no time has society carved out exceptions with respect to which children will be taught and at no time has society said there is an acceptable level of failure.

This reality exists for no other reason than we allow it. If we want to put an end to the failure we must completely reinvent the education process. Such a reinvention is a straightforward organizational development project in which we design the education process so that teachers are expected to give every child the time, attention, and support they need to learn. All it requires is a little imagination and a willingness to acknowledge what we all know to be true. What do we know?

That the current education process is set up as a race to see who can learn the most, the fastest. Our response to students who are unable pass practice assignments, quizzes, chapter tests, and state competency exams is, first, to record their Cs, Ds, and Fs in the teachers grade book and, second, to report those grades to parents and the school corporation. Those grades then become part of a child’s permanent academic record and color both our expectations of our students and our students’ expectations of themselves.

We cannot change this reality through incremental changes or through the introduction of new and innovative programs unless they are part of an integral whole. Transformational change requires that we deal with the education process as a systemic whole and that we create a structure with the same diligence and attention to detail that is utilized in developing a software application in which every piece of code is written to serve and support the application’s purpose.

We must take action to transform public education in America before it is too late. The responsibility for this transformational change rests on the shoulders of all public school educators but superintendents—the CEOs of public education—bear the ultimate responsibility. It is time for them to step up and become the powerful, positive leaders that our society needs them to be.

I challenge The School Superintendents Association (AASA) to take the lead and guide its members through the transformation process. Our children and the American people are counting on them, as are public school teachers and administrators. This is the only way to stop the drive to privatization and high stakes testing that threatens our children, their schools and communities. If our superintendents do not accept responsibility and act, to whom can we turn?

I offer a model that I have developed and that was initially presented in my book, Reinventing Education, Hope, and the American Dream: The Challenge for Twenty-First Century America (Createspace, 2013). The model has, since, been refined to accommodate all that I have learned since my book was published over four years ago. I challenge the AASA to assemble its most creative members and use my model as a starting point. I believe they will discover that it will work and that authorizing its implementation will be within the statutory power of local school boards. That being said, these leaders of public school corporations throughout the nation are invited to come up with a better solution, if they can. I also challenge teachers, both individually and collectively, to do whatever is in their power to influence their leaders to act.

Is this not the most important issue on the American agenda? Is it not worth our best efforts?

The reality is that if The School Superintendent’s Association, the American Federation of Teachers, the National Education Association, the Bad Ass; Teachers Association, and every other advocacy group in support of public schools, would set aside their differences and focus on their common interests, they would have more than enough power to make education work for all children, even disadvantaged students.

The coup de grace would be that the education reform movement with its focus on testing and privatization would become irrelevant.
